systems, it breaks policies, it breaks perfectly good approaches to behaviour."},{"startTime":422.49,"endTime":427.35,"body":"Now let's take a pupil with SEMH needs, maybe a history of DEFCON 1 all the time."},{"startTime":434.47,"endTime":439.45000000000005,"body":"Their fight or flight systems, what they want is for the world to be predictable."},{"startTime":440.09000000000003,"endTime":446.07000000000005,"body":"For them, the unknown is scary and the unknown makes them feel under threat."},{"startTime":446.35,"endTime":454.54999999999995,"body":"So if the adults around them respond unpredictably to their actions, what that does is it drives dysregulation and anxiety and worry and frustration and fear."},{"startTime":466.42999999999995,"endTime":474.63,"body":"But if every adult responds in broadly the same way, calmly, can move from DEFCON 1 maybe down to DEFCON 4."},{"startTime":481.07000000000005,"endTime":489.45000000000005,"body":"They're not constantly braced for the unexpected, so that leaves energy left over culture."},{"startTime":494.97,"endTime":501.13,"body":"It's the difference between your values being a poster on the wall and those values your culture grows out of your behaviour policy."},{"startTime":510.21000000000004,"endTime":514.87,"body":"Your behaviour policy governs how people should speak and act in school."},{"startTime":515.55,"endTime":523.02,"body":"If that policy is not being implemented consistently, that's going to undermine your school culture."},{"startTime":523.16,"endTime":524.1,"body":"It's going to corrode it."},{"startTime":524.24,"endTime":525.42,"body":"It's going to undercut it."},{"startTime":525.84,"endTime":534.56,"body":"In fact, it leaves your school culture to chance how different adults feel on the day. And that's dangerous."},{"startTime":535.12,"endTime":541.28,"body":"To quote Peter Drucker, one of my favourite quotes is actually, culture each strategy for breakfast."},{"startTime":541.38,"endTime":544.78,"body":"And in school, that relies on consistency."},{"startTime":545.06,"endTime":548.22,"body":"Consistency about how your behaviour policy is implemented."},{"startTime":548.96,"endTime":553.84,"body":"So if consistency is so important, why is it so hard?"},{"startTime":553.96,"endTime":557.18,"body":"Well, let's be honest, because we are all human beings."},{"startTime":557.8,"endTime":563.28,"body":"Under pressure, all of us revert to habit, learned behaviours."},{"startTime":563.66,"endTime":569.1,"body":"If I've been using a certain response for the last 10 years to pupil behaviour, that response"},{"startTime":569.1,"endTime":575.3,"body":"is going to automatically come back out of my mouth when I'm stressed, even if the school has"},{"startTime":575.3,"endTime":577.98,"body":"introduced a new behaviour framework in the last couple of months."},{"startTime":578.46,"endTime":583.52,"body":"When we feel under pressure, automatic behaviours take over. And that's human nature."},{"startTime":583.62,"endTime":587.78,"body":"So we have to consciously override those automatic behaviours."},{"startTime":588.2,"endTime":590.56,"body":"And that requires vigilance and effort."},{"startTime":590.74,"endTime":593.04,"body":"And then you've got differences in belief."},{"startTime":593.16,"endTime":598.74,"body":"Some staff might genuinely believe that the old school tough love zero tolerance approach works best."},{"startTime":599.36,"endTime":604.66,"body":"And no matter how many posters you stick up in the staff room, they're going to default back to punishments."},{"startTime":605.12,"endTime":609.52,"body":"And there is a balance to be struck here, by the way, when we think about boundaries."},{"startTime":609.98,"endTime":616.0400000000001,"body":"Any social group does rely on agreements about which behaviours are and aren't acceptable."},{"startTime":616.6800000000001,"endTime":622.64,"body":"Sometimes what we tolerate speaks louder than what we promote, especially at the group level."},{"startTime":622.6800000000001,"endTime":630.6800000000001,"body":"So there is some complexity here, some tension between how we might want to adapt our policies"},{"startTime":630.6800000000001,"endTime":636.44,"body":"for pupils with specific needs and our general expectations for how the group should behave."},{"startTime":636.98,"endTime":638.08,"body":"But more on that later."},{"startTime":638.5,"endTime":646.24,"body":"Because I want to highlight another cause, which is sometimes the vision for what we are wanting"},{"startTime":646.24,"endTime":648.4,"body":"our staff to do just isn't clear enough."},{"startTime":648.72,"endTime":652.34,"body":"So as a leader, I might say, we want a consistent approach to behaviour."},{"startTime":652.46,"endTime":658.7,"body":"But if I don't spell out exactly what that looks like, what language to use, what steps to follow,"},{"startTime":658.88,"endTime":662.85,"body":"then of course… every adult is going to fill in the blanks differently."},{"startTime":663.4300000000001,"endTime":669.15,"body":"They're going to fill in that vacuum of information so you get people using their own judgement"},{"startTime":669.15,"endTime":673.51,"body":"for what they thought I meant, coming up with different results and before you know it, hey"},{"startTime":673.51,"endTime":678.09,"body":"presto, inconsistency has crept in relatively quickly."},{"startTime":678.85,"endTime":685.59,"body":"Now there's a famous change equation that helps us understand this. It goes like this."},{"startTime":685.61,"endTime":687.11,"body":"Don't worry, I'll explain it in a moment."},{"startTime":687.41,"endTime":692.83,"body":"It goes D multiplied by V multiplied by F needs to be greater than R."},{"startTime":693.01,"endTime":697.61,"body":"It's called the Beckhard-Harris change equation, though Gleicher actually came up with the original"},{"startTime":697.61,"endTime":699.09,"body":"idea back in the 1960s."},{"startTime":699.09,"endTime":704.07,"body":"And full credit by the way, I'd never come across this until a couple of weeks ago when I heard"},{"startTime":704.07,"endTime":707.47,"body":"it raised by Patrick Lincione in the Business Podcast at the Table."},{"startTime":707.85,"endTime":713.39,"body":"And I thought to myself, as soon as I heard it, this 100% applies to schools."},{"startTime":713.47,"endTime":718.73,"body":"So let me talk you through quickly what this equation means and if you're a leader in school,"},{"startTime":718.85,"endTime":721.41,"body":"how to apply it to your individual setting."},{"startTime":721.41,"endTime":730.7900000000001,"body":"Essentially that equation means dissatisfaction times vision times first steps has to be greater"},{"startTime":730.7900000000001,"endTime":733.69,"body":"than resistance or nothing changes."},{"startTime":734.35,"endTime":736.6700000000001,"body":"Nothing sticks and then you don't get consistency."},{"startTime":737.23,"endTime":739.11,"body":"So what does that actually mean in practice?"},{"startTime":739.21,"endTime":741.2900000000001,"body":"Let me take this apart piece by piece."},{"startTime":741.2900000000001,"endTime":744.91,"body":"So we start with dissatisfaction. This is the fuel."},{"startTime":745.53,"endTime":750.2900000000001,"body":"If everyone is comfortable with how things are, why would they bother changing?"},{"startTime":751.13,"endTime":758.23,"body":"Dissatisfaction means staff have to feel in their bones that the current situation isn't working for some reason."},{"startTime":758.69,"endTime":762.27,"body":"It's the the ouch that makes us move on."},{"startTime":762.27,"endTime":769.61,"body":"So if I put a piece of grit in your shoe, a really small piece, although it's annoying, it's"},{"startTime":769.61,"endTime":772.75,"body":"probably manageable and you'll keep on walking."},{"startTime":773.35,"endTime":779.2900000000001,"body":"If I put a sharp stone in your shoe, eventually the pain will force you to stop and do something about it."},{"startTime":779.51,"endTime":785.97,"body":"In schools, dissatisfaction is noticing how much learning time we're losing to low level disruption"},{"startTime":785.97,"endTime":791.41,"body":"or how unpredictable responses are eroding trust with kids and parents."},{"startTime":791.41,"endTime":798.37,"body":"If we don't make that visible to staff, if we don't highlight it for them, the motivation to"},{"startTime":798.37,"endTime":802.47,"body":"change just won't be there. So that's dissatisfaction."},{"startTime":803.22,"endTime":805.72,"body":"V stands for a vision."},{"startTime":805.72,"endTime":807.66,"body":"This is the direction of travel."},{"startTime":807.66,"endTime":812.0600000000001,"body":"We've highlighted the problem, but now we need to highlight where we're moving people to."},{"startTime":812.0600000000001,"endTime":816.12,"body":"So imagine driving your car with the sat-nav turned off."},{"startTime":816.12,"endTime":822.96,"body":"You know, you want to get to somewhere nicer, but you don't know where you're heading or what"},{"startTime":822.96,"endTime":824.6800000000001,"body":"that's going to look like when you arrive."},{"startTime":824.6800000000001,"endTime":828.44,"body":"That's what change without vision feels like."},{"startTime":828.44,"endTime":832.48,"body":"Vision means painting a clear, concrete picture of the destination."},{"startTime":833.14,"endTime":841.08,"body":"What does consistency actually look like and sound like in our corridors, in our classrooms, in our lunch hall?"},{"startTime":841.08,"endTime":844.84,"body":"What are we going to see and hear that are different?"},{"startTime":844.84,"endTime":850.3000000000001,"body":"And when we do this, we're not couching this as a fuzzy statement like, we all value respect,"},{"startTime":850.3000000000001,"endTime":855.7,"body":"but something that you could put on a film, on a camera and recognize straight away."},{"startTime":855.7,"endTime":860.46,"body":"Like, every adult greets pupils at the door at the start of each lesson."},{"startTime":860.46,"endTime":864.5400000000001,"body":"Or, we all use the same three-step sequence for low-level behaviour."},{"startTime":864.5400000000001,"endTime":872.26,"body":"Without vision, even if people are dissatisfied, they're just left frustrated with no idea of"},{"startTime":872.26,"endTime":873.46,"body":"where they're meant to be going."},{"startTime":873.46,"endTime":878.48,"body":"If people don't know the destination, they won't start that journey with you."},{"startTime":878.48,"endTime":882.24,"body":"Which brings me to clear first steps."},{"startTime":882.24,"endTime":888.66,"body":"This is the on-ramp.If they don't know the first step or the first step is too big, people freeze"},{"startTime":888.66,"endTime":891.24,"body":"or they put their head in the sand and just do nothing."},{"startTime":891.24,"endTime":899.5400000000001,"body":"Imagine signing up for a gym and the trainer says, look, to get fit on day one, I want you to run a marathon.
