It allows you to target the exact type of work you want in the exact suburbs you want to work in and you get to fire those bad customers. All referrals are good referrals. They're not. One month you're flat out turning work away, can't keep up. The next the phone is dead silent and you're staring at the ceiling at 2am wondering if you're ever going to get off the tools. Today we're talking about the real reason your workflow is so unpredictable and what you can actually do about it. This up and down cycle, the feast or famine cycle as they call it, is the single biggest thing holding back trade businesses. It's what stops you from hiring the next good person on the tools. It's what stops you from buying that new ute or that new piece of equipment. And it's what stops you from ever truly getting off the tools yourself. Because you can never ever predict your revenue. Now most tradies I talk to believe this is just part of the game. They blame the economy, the season, the government, anything and everything. But the truth is, and it's a hard truth to swallow sometimes, this is a choice. This is the direct result of having no system for generating your own leads. At Eastbound Digital, we've taken dozens of businesses who are living on the exact same rollercoaster and we've put them on a simple, predictable system that brings in a consistent flow of jobs month in and month out. And I can tell you that it is possible to get off that ride. So today I'm gonna break down exactly why relying on word of mouth is a trap. We'll talk about the true cost of those so-called free leads, and I'll show you how to start building a system that finally gets back control of your business. Starting with the biggest and most dangerous idea in the trades industries, the idea that you can scale your business on hope. The core problem with word of mouth, with relying on referrals, is that it's entirely out of your control. You're waiting, you are passively waiting for someone else, a past client, a builder you work with, a real estate agent, to decide when you get to work. You've handed over the keys to your entire business to someone else. And the implication of that is that it makes any kind of strategic planning totally impossible. The reality is that you can't go to the bank and just ask for a loan for a new piece of equipment that you need to scale to the next level because you hope you'll get more referrals next month. You can't hire a new apprentice based on a feeling that the phone might ring. You need data. You need predictable inputs to make predictable decisions. And here's the thing that a lot of tradies don't want to hear. Doing good work is not a marketing strategy. It's the bare minimum. It's the cost of entry to even be in business. The difference is that the winner is the one with the better system for acquiring customers. I want you to think about it like this. A business that relies on referrals is like waiting for it to rain to have a drink of water. You're completely at the mercy of the weather. You have no control over what happens. A business with a marketing system has a tap. When it needs to drink, it turns that tap on. When it has enough, it turns that tap off. It's that simple. So here's the first action step from this episode. I want you to go into your accounting software, whether it's Xero or Myob or whatever you use, And I want you to chart your revenue over the last 12 months. Just put it on a graph. Ask, do you see sharp peaks and deep, terrifying valleys? Because that is a visual proof of a business that has no marketing system. That's the picture of a business that is waiting for the rain to come. Now, the second biggest problem with relying on referrals is the myth that all referrals are good referrals. They're not. In fact, often the jobs you get from word of mouth are not the high margin ideal jobs you actually want to be doing. You end up taking on painful jobs for difficult clients, maybe for a lower margin than you'd like, all because you feel obligated to keep the referrer happy. This kills your profit and it kills your morale. This is another place where having a system changes everything. A proper lead generation system allows you to be selective. It allows you to target the exact type of work you want, in the exact suburbs you want to work in, and you get to fire those bad customers. Just giving you a real world example of how this has worked for a landscaping company, he was relying on referrals and word of mouth to get all kinds of different jobs. mostly ones he didn't like and that took up all of his time. So we sat down with him and we built a simple funnel using the Tradies marketing system. We targeted one specific service being high-end retaining wall builds. And within three months, he had completely transformed his business. He wasn't just another landscaping business anymore. He was a high-end structural landscaping specialist, booking jobs that were 10 times the value of his old referral network. He didn't get better at his job. He just got a better system for finding the right jobs. So here's the next action step. I want you to get out a piece of paper and define your ideal job. Be specific. What service is it? What's the minimum value that makes it worth your while? What suburb is it in? Write it down. Now go and look at the last 10 jobs you got from referrals. How many of them honestly fit that exact description? If the answer is one or two, then you have a major problem. You're letting other people dictate the entire future of your business. So let's bring this all together. If you're tired of the feast or famine cycle, if you're tired of the inconsistent work and the stress that comes with it, the first step is to accept a simple truth. Word of mouth is not a marketing strategy. It's a habit that's holding you back. The shift we're talking about here is moving from being a passive order taker who waits for the phone to ring to being an active business owner who is in complete control of their own lead flow. Your homework from this episode is simple. It's just to accept that your current way of getting work is broken. Once you truly accept that, you can start to build a real system to fix it.
