In this episode, we sit down with Stuart Macgregor (Real IRM & The Open Group – South Africa) to revisit a formative “Proto-EA” case study from 1999 that identified the limitations of traditional tools like ARIS in handling business dynamics.
We explore the shift from control-based design to Ecosystems Architecture (EA), where the goal changes from “drawing the enterprise” to understanding feedback loops that drive outcomes. The conversation gets concrete through a South African scrap metal ecosystem case that exposes how siloed agencies can optimize locally while the overall system decays and how modeling overlooked actors can transform policy and stakeholder alignment.
The conversation then continues into probabilistic modeling and Monte Carlo simulation in Enterprise Architecture: how to make outputs trustworthy, how to ground models in evidence stakeholders already accept, and how probabilities can help boards reduce decision bias and make better resource allocation decisions.

SPEAKER_00Welcome back to Open Commons with me, Ash. In this episode, we will be talking to Stuart McGregor. Stuart McGregor is the CEO of Real IRM and the Open Group South Africa. Through his personal achievements, he has gained the reputation of an enterprise architecture and IT government specialist both in South Africa and internationally. While participating in the development of the TOGAF standard, Stuart drove the adoption of TOGAF in South Africa and continues to evangelize the discipline of enterprise architecture and the open group standards across Africa through speaking opportunities, advisory engagements, and EA masterclass, TOGAF and Zachman Framework Training. Now based in Plettenburg Bay, all Stuart's engagements are carefully scheduled around the tide tables and walks on the beach with his Beagle Roxy. In this episode, we'll be taking things back to his 1999 Proto-EA case study, ecosystem architecture and real world application and beyond. Let's dive in, shall we?
The 1999 Proto EA Problem
SPEAKER_00Thank you, Stuart, for joining us today on Open Comments. To start with, in your 1999 Proto-EA case study, what were the earliest warning signs that static tools like ARIS were insufficient for modelling business dynamics?
SPEAKER_01Oh, thank you, Ash. It really started in, as you said, 1999 was the McKinsey proposal to Southern Beer Division. I worked at Southern Beer Division as the information resource manager at the time, and it was really a request for architecture work to go look at the McKinsey proposal and how it would work in the beautiful visual context. As well as some financial simulation tools. Why McKinsey suggested Vincent to address complex systems dynamics, you know, where the focus was on changing the price of veto, what would that mean to volumes? And the existing tool set simply couldn't uh you know handle you know that type of uh complexity and you know the need for simulations and Monte Carlo simulations here across a really complex environment. So um you know unfortunately the you know the the proposal uh um was not accepted, which will be a part of the frustration. In essence, you know the requirements exceeded that of setting tools, yeah, unlimited size, game theory simulations, etc. Um and you know, through that uh you know we've kind of moved on into the SAB PLC Global Arching Strategy Project, which is my my next focus.

Shifting To Feedback Loop Thinking
SPEAKER_00you. And what mindset shift is hardest for experienced enterprise architects when moving from control-based design to adaptive ecosystem thinking?
SPEAKER_01That's a that's a rather complex question. You know, it's it's it's really to start thinking, you know, what does our architecture look like and start asking the question really, what does our architecture do? You know, what are the feedback loops that drive its behavior? Yeah, in other words, it's really it's a it's a significant shift. Yeah, it means you're drawing new types of models, you know, like causal loop diagrams, not just simply you know your archumate views as we typically do. You know, it also entails identifying, reinforcing, and balancing loops in your business environment. And and you know, the the dynamics are you're amplified. So it's I'm saying the difference between stocks and flows and how simulation is done, etc. Um, which is you know currently not done commonly across enterprise architecture teams because it's more at a enterprise architectural strategy level, as well. Yeah, I think it's your point. It's really to pick it. So uh yeah, a problem that the organization is grappling with, yeah, yeah, ideally, so we don't think this inventions haven't really worked.
SPEAKER_00And moving on to ecosystem architecture and real-world application.
Modeling The Scrap Metal Ecosystem
SPEAKER_00In the South African scrap metal ecosystem case, what surprised you most when modeling it as an ecosystem rather than as an industry value chain?
SPEAKER_01I've kind of followed out on a rabbit hole. It was really reading a uh a paper that you know suggests state intervention uh in the in the scrap metal industry, and I read through the through the documents and kind of just really linear thinking. And uh, you know, because of that, I I kind of followed on the rabbit holes I said and started exploring the system's dynamics. But yeah, real RM, yeah, yeah, together with the members of the Open Group, we put together the first industry reference model within the Open Group focusing specifically on exploration of mining metals and minerals. And in that particular uh um piece of work, which has been widely used, thousands of downloads off the off the open group site, the you know, the process view as well as the capability map was produced for mining. Really didn't tackle the complexities and the dynamics of a complex system. It was purely a process view and a capability view, you know, typical target type of deliverables for an industry reference model. So you know what was missing and what is missing is the ability to bring in systems thinking into ecosystems, ecosystems. Um so the tooling has changed, you know, the ability to you know use AI, things like clawed code and and so on and so forth and so forth, yeah, certainly has changed the way architects can add value into the into the organization, specifically with complex ecosystems.
When Silos Become Ecosystem Nodes
SPEAKER_00Thank you. And how did reframing silos as ecosystem nodes change stakeholder conversations?
SPEAKER_01Um really dramatically. You know, when you show regulators, you know, in cybering can it's you know the receivable revenues, you know, SAPS and ITAC, which is you know, all the different uh government departments, etc. Yeah. Yeah, the organizations as no ecosystem, you know, it really shifts. You know, they stop being the center of their own universe and start seeing how the decisions ripple through actors that they've never sat in a room with. So the ITC makes expert permanent decisions without the visibility of the police force, the SAPS uh registration buyer. Then uh another government department processes export duties without real-time links into other information. So it's in other words, yeah. Everybody seems to use the world from their perspective while from an ecosystems uh approach, brand that's all in talent. Yeah, where we had you know five uncoordinated agencies optimised their own roads while the system decays. You know, so everybody's trying to do what's right, you know, with the best intention. But the net effect is that the you know the system kind of explodes. So in other words, it's and and also it's looking across the entire ecosystem, you know, unknown, yeah, such as the waste pickers. It's a different way of kind of thinking, you know, that they really are key logistic providers into the into the recycling um you know sector. Um so you know you know the conversation can change about about waste pickers themselves. You know, so yeah, when you start thinking of the waste packers as uh a key aspect, you know, one of the primary nodes of of collection into a subsystem, you need to change your your thinking into the actual model itself. You know, it's almost getting back into you know target thinking, you're understanding who your stakeholders are. And you know, but it's a that's a it's a wider spectrum of stakeholders, you know. Of course, government departments and it's the entire spectrum.
SPEAKER_00Moving on to probabilistic modeling and Monte Carlo in EA.
Making Monte Carlo Outputs Believable
SPEAKER_00How do you ensure that probabilistic outputs are trusted rather than dismissed as too theoretical?
SPEAKER_01I think it's gonna become a a core EA competence. Uh and also kind of licking it to, you know, the people need to not see it as as being too theoretical. So you know the you know the way to tackle that is to grant an evidence that that your stakeholders already know to be true. And uh that's one of the points coming out of the scrap metal work. You know, it didn't open with with equations, you know, it opened up with information that was already in the public domain. And that was coming from you know a lot of research that went into putting sources from government departments into people that have written around the uh you know the sector specifically. And then it's it's pretty obvious because of the fact that cables have been stolen and the infrastructure has has gone gone backwards. You know, so in other words, there is a clear understanding from a from a mental model perspective because people actually see where it's going wrong. And then you know, to show show the you know the correlation between export bans and theft reduction, and that came out of research as well. And you know, what actually drove the change in the understanding? So it's you know, the sequence of the trust, you know, the aligning of the public facts, you know, show why what why the current model is failing, and and then map the feedback loop and then introduce the simulation itself. And then coupling that with you know hard numbers, you know, daughter proof, you know, showing you know, you know, the linkage between export bands uh and the correlation to to think production. And in the in the London presentation, one of the slides is a discussion between uh uh two personas, two AI personas that are created, yeah, systems dynamic specialists and enterprise architecture team, where the systems dynamic specialists sent a note to the EA team, kind of highlighting here as to you know why the conventional thought was not working, you know, the way of tackling the problem. You know, they're showing it, for example, uh a very low correlation between theft reduction and export bans, you know, while uh um in increasing security, physical security, you know, you know, cut the dramatically. Um and then also I think what one of the key aspects coming out of the ecosystem's work is the is the BIPE score, which we probably should talk about as well. Um you know, where you know the system is is quite clearly on a on a the scrap metal system is is clearly on a on a on a doom spiral. So um hard to you know dismiss things that have been too theoretical is to ground it in in in in real facts, you know, you know, stuff that people can see, touch, and feel and and experience. What it brings adds to to the picture is is the the the causal loops and the the interdependencies between the factors that actually drive a changing system because you're merely thinking you're implementing or requiring an export ban is going to fix the system, was totally fraud. It had exactly the uh the opposite um effect that was required.
Probabilistic EA For Better Boards
SPEAKER_00Um do you see probabilistic modeling becoming a core EA competency in the next decade?
SPEAKER_01I I th I I think so. I I think it definitely will. Uh um you know, it's it's it's the ability to support boards who make you know the right decisions. Um and you know, there's a lot of research that's been done around what makes a high performance board. McKinsey also released a number of papers over the years addressing that specific to and by adopting this type of approach, yeah. I I think there's a clear way forward in in that. Um we can then answer questions which which weren't easily asked answered before, and you know, supporting the board's you know, reduce decision biases as an ex as an example. You know, we're coming out of multi-color simulations, you know, we can say you know, probabilistically, you know, there's a 20% you know probability that this is gonna work. Yeah. So you know, it's kind of it repositions the enterprise architecture capability to provide information through systems thinking, assistance dynamics, business dynamics, where you can directly reduce decision biases, and you can also start supporting the the evaluation of resource allocation assessing value drivers and so on and so forth. It really positions the enterprise architecture to practice to provide services which can drive positive change within the organization. So definitely, yeah, yeah, it's I I see it becoming more and more important. I th I think also another important factor is is that you know the enterprise architecture team or practice are uniquely positioned where through their modeling, they are converting personal tacit knowledge into organizational knowledge and the ability to those who know those need to know together. So you know, they're almost positioned as as custodians of the intellectual capital of their organization. And then through applying engineering disciplines, you know, the meta-model definitions, um, you know, the way that you know the databases are used, etc. positions the enterprise architecture team as a as a way of of guiding effective change in the in the in the in the organization. So it's you know it's a change of focus, it's it's the management of intellectual capital as a as a as a resource.
Intellectual Capital As The Core Asset
SPEAKER_01When it comes to the future of enterprise architecture, yeah, I think it's we definitely require that pivot, you know, moving from static blueprints to dynamic ecosystems that read adapt and evolve. Whereas the core of that is the ability to manage intellectual capital as a resource. And by doing that, being able to guide that effective change within the organization in a far more agile, living and dynamic fashion. I think that's a direct change from coming forward with three to five year strategic roadmaps. Well, yeah, they that's great to have, but is that living dynamic? And probably not. Yeah, where you can kind of start saying, well, from a probabilistic perspective, you know, there's a 20% or 22% or 25% uh probability that this is going to happen. And you know, and here are of various alternative scenarios, you know, being able to simulate them, you know, do comparisons, etc. And that provides the enterprise architecture team with the ability to support alternative policy discussions. You know, where should we evaluate resource allocation in the organization? Where does it make the most sense from a business value perspective? How do we cut out decision biases? Because everybody has their own mental model. And I think through this approach, we are we're kind of breaking it down. You know, we can get people onto the same page literally by producing deliverables printed on AZ posters, uh, where people can take a red pen to it. But then coupling that with the work coming out of um the system simulation, being able to do systems dynamics and business dynamics simulations. And you know, that far exceeds current levels of capabilities.
What He Would Tell His Younger Self
SPEAKER_00Looking back at your 1999 proto-EA work, what would you tell your younger self?
SPEAKER_01It's it's don't give up. Yeah, I think it's pretty pretty much one of the one of the key answers. Okay. I like that.
SPEAKER_00Don't doubt yourself.
SPEAKER_01Yeah, uh it's it's also sort of around uh um I I I typically when I teach a telegraph telegraph course, so right at the beginning, I said I must warn you that that this particular course comes with a health order. Ah, interesting. Once you've internalized or identified as architecture isn't about valuing at organizations, it's gonna be very, very difficult to get it out of this system.
SPEAKER_00Is it the type of thing as well that you you know when they saying when they're like you live and breathe something, would you say it's a bit similar to that as well?
SPEAKER_01I uh absolutely uh you know you know in my case, uh um people tease me and I say, Well, I I'm actually obsessed about enterprise architecture.
SPEAKER_00That's good then, yeah.
SPEAKER_01But it's it's something I feel can really make you have such an incredible difference. And now I think that's sort of the one of the value propositions coming out of the scrap-metal ecosystems work, which is you know something which is quite quite new because of the fact that it combines TOGA, systems thinking, systems dynamics, business dynamics, uses TOGA as a as a structural frame framework. So it's so it builds on work that spans 35 years. You know, looking at the Zachman framework and work on it you know as part of the SAP, Knowledge Coordination Council and presentations on using the Zachman framework to implement ERP systems and the work that we did on exploration mining metals and minerals, and the work that was done on the COVID standard, which kind of aligned COVID from an IT governance perspective with enterprise architecture through the work that was done in COVID version 5, and how that's been adapted by government in South Africa, where it's it's mandated by by law, you know, using uh uh COVID-5 and TOGAF as part of part of government requirement. You know, that's certainly driven the understanding as to what enterprise architecture is about and the value it can bring.
Leverage Points And Systems Priorities
SPEAKER_01Okay. Um I think we're moving into a phase now that you know coupled with AI, you know, this ecosystems you know thinking, with value proposition and the ability to you know to add value quickly into organizations is becoming far more obvious. And at such a rapid pace as well, right? It's uh it is such a rapid pace, but again, you know, organizations need to not toss the baby with the bathwater in some instances, you know, where you know the engineering disciplines, you know, the focus on meta models and the way systems thinking and systems dynamics, business dynamics still requires that that intellectual rigor to the meta models and you know that type of stuff. You know, the consistent modeling approaches and the use of standards and so on and so forth. But quite frankly, you know, that's the type of stuff that you can put behind the brick wall. And you know, your typical stakeholders, in fact, don't really care. All they want is is is is you know meaningful uh um information that helps them make the right decisions and guide effective change into their organizations. So um one of you know the key messages which I'd kind of like to make obvious to to um it was architecture practitioners is is you know this is really it's it's a a field that that you can grow and it's a continual learning. And I think that's one of the key values coming out of the open group itself is the the ability to participate and to guide the standard and to work with people who are very knowledgeable in enterprise architecture and a whole number of you know you know subdisciplines would kind of kind of kind of lead into it. You know, like for example, you know, if I had to think back, you know, getting to the question that you asked around you know what what would I tell my my youngest self? Yeah, I I wish you know that I actually read work coming out of the Nello Meadows, you know, that that leverage hierarchy, you know, as to when it comes to a system, you know, what are your high leverage points? What aren't uh you know how is you prioritizing? And you know, she's got a you know set of factors. And typically organizations tend to focus on the on the on the low leverage ones, you know, and This was glaringly obvious coming out of scrap metal ecosystems work. You know, where you know the stuff or the actions required in in order to drive positive and sustained organizational transformation or organization societal change. It's more than just simply looking within the within the organization itself. It requires a new way of thinking. It's almost like a at a at a different level.
AI Plus Standards Without Losing Rigor
SPEAKER_01And it's picking it from other disciplines, you know, work coming out of economists and systems company, people like Jay Forrester. So you know, if if I had to look back, uh I s I certainly do not regret the path. I I've certainly made so many mistakes over the years. Some things you need to unlearn. Yes. And uh and I I I I'm really passionate about the focus on systems thinking or systems dynamics and business dynamics because of the fact that it explains the complexity. Yeah, it's it's yeah, that that shift from linear thinking, coupling with it with AI, you know, the ability to make it far more adapted because of the fact that you can feed it towards the various information sourced and constructed in such a way that um you can you know almost identify the gaps in in the in a system. In other words, you know, what is not known, you know, using new forms of tooling, etc. So it's really it's uh it's been a very very exciting path. I certainly don't don't don't regret it. Um I'm very encouraged, you know, that work you know using target as uh uh as as the absolute you know part of the foundation, and then also coming back to you know the work that Donald Zachman has done done over the years and you know being able to do things using AI that weren't that easy before, you know, for example, yeah, where it's um in Zach can speak yet, but uh yeah detail is a function of depth within itself, not a not a change of perspective. You know, those things have been easy to say, very difficult for for people to internalize, you know, sometimes more difficult to implement. But uh with the the rounded box, what's going to be going through at the moment, uh I can see a clear way forward to pull a lot of these concepts together and make it really practical. Yeah, so the world has certainly changed, and it's uh it's a very exciting time for interposed architects and for the open group itself. So I think the value proposition for membership and participation is really clear. And so I uh specifically you know into Africa, I'm I'm looking forward to having uh more and more organizations join and and collaborate and apply the uh the enterprise ecosystems thinking into the way we drive you know transformation across organizations across the continent. I think that organizations that that that embrace ecosystem thinking will be running their strategy as a simulation or not as a document. Okay. Yeah, the the architectural positivity you know will be far more liable to be fed by AR agents continually updating as the environment changes. Adapting, yes. It's adaptive, um, it's dynamic, it's a living.
SPEAKER_00And ever growing as well, like it's because it's always changing and it's always adapting. It's very moldable in that sense that it's not uh restricted, it's not confined, it's ever moving with you know, as it changes, we change with it type of thing as well.
SPEAKER_01Yeah, managing intellect managing intellectual capital is a key resource within the organization. Yeah, like in other words, you know the the way intellectual capital is structured into repositories, how it's made accessible. Yes. How you can run simulations against it, you know, looking at alternative policies. And and then you're being able to look across across discipline, you know, into the into the finance world, you know, being able to, for example, getting back to the uh SAB work, you know, you know, doing your sensitivity analysis and doing things like uh economic value add, you know, calculations and you know updating models and you know really making it uh value adding. Yeah, and also you know, not only into into strategic planning and uh um yeah, financial management, but but also into risk management, you know, the probability analysis and supply analysis, in other words, you know, making organizations far more resilient and adaptive. The world is changing so quickly.
