week,"},{"startTime":152.04,"endTime":156.04,"body":"and they shared this Zen parable with me"},{"startTime":156.04,"endTime":158.48,"body":"that I just, I thought was really, really helpful."},{"startTime":158.48,"endTime":160.24,"body":"So I'm going to read it."},{"startTime":160.24,"endTime":164.4,"body":"It's fairly short, short little proverb, I should say."},{"startTime":164.4,"endTime":167.52,"body":"So once upon a time, there was a Zen master."},{"startTime":167.52,"endTime":170.6,"body":"People traveled from far away to seek his help."},{"startTime":170.6,"endTime":172.96,"body":"In return, he would teach them"},{"startTime":172.96,"endTime":175.26,"body":"and show them the way to enlightenment."},{"startTime":175.26,"endTime":176.84,"body":"So on this particular day,"},{"startTime":176.84,"endTime":179.88,"body":"a scholar came to visit the master for advice."},{"startTime":179.88,"endTime":182.92,"body":"\"I have come to ask you to teach me about Zen,\""},{"startTime":182.92,"endTime":184.44,"body":"the scholar said."},{"startTime":184.44,"endTime":186.54,"body":"Soon it became obvious that the scholar"},{"startTime":186.54,"endTime":189.2,"body":"was full of his own opinions and knowledge,"},{"startTime":189.2,"endTime":191.7,"body":"and he interrupted the master repeatedly"},{"startTime":191.7,"endTime":194.2,"body":"with his own stories and failed to listen"},{"startTime":194.2,"endTime":196.92,"body":"to really what the master was saying."},{"startTime":196.92,"endTime":201.28,"body":"The master calmly suggested, \"Let's have some tea.\""},{"startTime":201.28,"endTime":204.04,"body":"So the master poured his guest a cup,"},{"startTime":204.04,"endTime":205.84,"body":"and the cup was filled."},{"startTime":205.84,"endTime":208.92,"body":"Yet he kept pouring the cup until it overflowed"},{"startTime":208.92,"endTime":211.56,"body":"onto the table, onto the floor,"},{"startTime":211.56,"endTime":214.08,"body":"and finally onto the scholar's robes."},{"startTime":214.08,"endTime":215.76,"body":"The scholar cried, \"Stop, stop!"},{"startTime":215.76,"endTime":218.06,"body":"The cup is already full, can't you see?\""},{"startTime":218.06,"endTime":223.18,"body":"\"Exactly,\" the Zen master replied with a smile."},{"startTime":223.18,"endTime":226.62,"body":"\"You are like this cup, so full of ideas"},{"startTime":226.62,"endTime":229.18,"body":"that nothing more will fit in."},{"startTime":229.0,"endTime":234.0,"body":"Come back to me with an empty cup.\""},{"startTime":234.0,"endTime":239.0,"body":"So I loved how that example just highlights for us"},{"startTime":239.36,"endTime":241.64,"body":"how we can be so full of ideas."},{"startTime":241.64,"endTime":244.82,"body":"We can really love the idea of learning,"},{"startTime":244.82,"endTime":249.82,"body":"but are we truly focused and open to what that really means?"},{"startTime":249.82,"endTime":255.24,"body":"Putting aside some of our past conceptions and notions"},{"startTime":255.0,"endTime":260.0,"body":"and truly listening to something new."},{"startTime":260.0,"endTime":261.0,"body":"- So good, and it immediately reminds me,"},{"startTime":261.14,"endTime":264.38,"body":"so one of the executive teams I'm working with right now"},{"startTime":264.38,"endTime":266.62,"body":"to create stronger alignment,"},{"startTime":266.62,"endTime":268.42,"body":"I was just finishing up some interviews,"},{"startTime":268.42,"endTime":272.3,"body":"we're having an offsite next week to talk about this,"},{"startTime":272.3,"endTime":275.5,"body":"is one of the challenges they have is folks"},{"startTime":275.5,"endTime":278.9,"body":"are so experienced within their function,"},{"startTime":278.9,"endTime":281.7,"body":"and they have so many comments to make"},{"startTime":281.7,"endTime":285.98,"body":"that their meetings just go on and on and on."},{"startTime":285.98,"endTime":289.42,"body":"And everybody has something to say."},{"startTime":289.42,"endTime":293.78,"body":"And as we did a team effectiveness assessment with them,"},{"startTime":293.78,"endTime":296.26,"body":"one of their lowest scoring behaviors"},{"startTime":296.26,"endTime":300.86,"body":"was knowing how to curtail unproductive conversations"},{"startTime":300.86,"endTime":302.94,"body":"and to be able to have effective meetings."},{"startTime":302.94,"endTime":306.94,"body":"And as I think of this image of the cup,"},{"startTime":306.94,"endTime":310.62,"body":"everybody has a lot of great experiences,"},{"startTime":310.62,"endTime":313.02,"body":"and the experiences and expertise,"},{"startTime":313.0,"endTime":317.0,"body":"they're all by themselves, good."},{"startTime":317.7,"endTime":321.28,"body":"It's figuring out when you can share,"},{"startTime":321.28,"endTime":323.02,"body":"when you should not share,"},{"startTime":323.02,"endTime":327.7,"body":"when you should just shut up and just back away"},{"startTime":327.7,"endTime":332.7,"body":"because your expertise, your own need to then speak"},{"startTime":332.7,"endTime":337.64,"body":"has not been moderated with what's needed for us,"},{"startTime":337.64,"endTime":341.2,"body":"the larger group or the team or the other person."},{"startTime":341.2,"endTime":345.04,"body":"And that is a real challenging thing to figure out"},{"startTime":345.04,"endTime":348.02,"body":"when is that right moment."},{"startTime":348.02,"endTime":351.92,"body":"We'll often call it smart person behavior"},{"startTime":351.92,"endTime":356.52,"body":"because smart people have a lot to say,"},{"startTime":356.52,"endTime":358.32,"body":"and they often wanna share it."},{"startTime":358.32,"endTime":359.16,"body":"- Yes, they do."},{"startTime":359.16,"endTime":363.88,"body":"- And the trick is just because you have something to share,"},{"startTime":363.88,"endTime":366.1,"body":"do you need to be the one to share it?"},{"startTime":366.1,"endTime":369.54,"body":"And does it need to be shared right now?"},{"startTime":370.74,"endTime":373.08,"body":"So it's pausing and managing"},{"startTime":373.08,"endTime":378.08,"body":"your own emotional intelligence reactions in that moment."},{"startTime":378.08,"endTime":381.52,"body":"It's a powerful reminder."},{"startTime":381.52,"endTime":382.36,"body":"- It really is."},{"startTime":382.36,"endTime":386.88,"body":"And the way we're looking at that from the team setting"},{"startTime":386.88,"endTime":390.4,"body":"and how as people advance in their careers"},{"startTime":390.4,"endTime":392.4,"body":"and you gain more of that life experience,"},{"startTime":392.4,"endTime":393.84,"body":"professional knowledge,"},{"startTime":393.84,"endTime":397.28,"body":"there's a desire to want to just share, share, share."},{"startTime":397.28,"endTime":399.7,"body":"And it's being conscious of, okay,"},{"startTime":399.7,"endTime":402.8,"body":"am I here in the role of learner?"},{"startTime":402.8,"endTime":405.12,"body":"Am I here in the role of mentor?"},{"startTime":405.12,"endTime":407.52,"body":"Am I here in the role of teammate?"},{"startTime":407.52,"endTime":411.2,"body":"What are those roles and the hats that we might play?"},{"startTime":411.2,"endTime":413.5,"body":"And it's being very, very conscious"},{"startTime":413.5,"endTime":415.88,"body":"to making sure that we keep that cup"},{"startTime":415.88,"endTime":418.32,"body":"at least partially empty"},{"startTime":418.32,"endTime":421.72,"body":"so that there is room for that additional knowledge."},{"startTime":421.72,"endTime":424.12,"body":"And yeah, we might be smart,"},{"startTime":424.12,"endTime":426.4,"body":"but we don't need to go and convince everybody"},{"startTime":426.4,"endTime":427.86,"body":"that we are by what we say."},{"startTime":428.48,"endTime":429.32,"body":"- Yeah."},{"startTime":429.32,"endTime":433.12,"body":"And I'm even thinking the one-on-one type of conversation."},{"startTime":433.12,"endTime":433.96,"body":"- Yes."},{"startTime":433.96,"endTime":436.92,"body":"- Oftentimes this is one of the biggest differences"},{"startTime":436.92,"endTime":441.52,"body":"between being a kind of a directive manager"},{"startTime":441.52,"endTime":444.48,"body":"versus being a coaching manager."},{"startTime":444.48,"endTime":447.32,"body":"And it's so hard to make that adjustment,"},{"startTime":447.32,"endTime":450.44,"body":"especially when we're all focused"},{"startTime":450.44,"endTime":452.28,"body":"on getting things done quickly"},{"startTime":452.28,"endTime":454.12,"body":"and we're going from meeting to meeting"},{"startTime":454.12,"endTime":457.32,"body":"and email to email and"},{"startTime":457.32,"endTime":459.4,"body":"teams message to teams message."},{"startTime":459.4,"endTime":462.84,"body":"And we are in the mode of just getting stuff done."},{"startTime":462.84,"endTime":468.72,"body":"However, to be able to shift and know how to shift"},{"startTime":468.72,"endTime":470.32,"body":"so that you can then listen"},{"startTime":470.32,"endTime":473.2,"body":"and you can then pay attention"},{"startTime":473.2,"endTime":476.02,"body":"to the other person's perspective"},{"startTime":476.02,"endTime":478.56,"body":"instead of it just coming from you."},{"startTime":478.56,"endTime":481.84,"body":"That is one of the hardest things"},{"startTime":481.84,"endTime":485.46,"body":"that leaders have to do is to know when to make"},{"startTime":485.46,"endTime":489.08,"body":"and to build muscles so they can make that shift"},{"startTime":489.08,"endTime":493.08,"body":"without feeling like, I need to keep saying things."},{"startTime":493.08,"endTime":495.88,"body":"It's my way, or I have the best ideas."},{"startTime":495.88,"endTime":498.12,"body":"Sometimes we just got to shut up"},{"startTime":498.12,"endTime":500.68,"body":"and be present and listen to others."},{"startTime":500.68,"endTime":502.88,"body":"- It's having that humility."},{"startTime":502.88,"endTime":505.08,"body":"And as we're talking about this, Daniel,"},{"startTime":505.08,"endTime":507.44,"body":"I'm having a memory."},{"startTime":507.44,"endTime":510.32,"body":"So this is going to dovetail into Memory Lane."},{"startTime":510.0,"endTime":514.0,"body":"(upbeat music)"},{"startTime":514.6,"endTime":519.1,"body":"We had the chance back in Portland"},{"startTime":519.1,"endTime":520.18,"body":"while we were in high school"},{"startTime":520.18,"endTime":523.02,"body":"to go and hear Colin Powell speak."},{"startTime":523.02,"endTime":525.22,"body":"- I remember this."},{"startTime":525.22,"endTime":529.82,"body":"- At that time he was chairman of the Joint Chiefs of Staff"},{"startTime":529.82,"endTime":533.3,"body":"and... impressive speaker."},{"startTime":533.3,"endTime":536.34,"body":"And he said that he had a quote on his desk."},{"startTime":536.34,"endTime":539.1,"body":"\"Of all manifestations of power,"},{"startTime":539.1,"endTime":542.78,"body":"it is restraint that impresses men most.\""},{"startTime":542.78,"endTime":546.84,"body":"And I thought, one, as a younger person sitting here"},{"startTime":546.84,"endTime":549.2,"body":"listening to this, here's someone who is in charge"},{"startTime":549.2,"endTime":553.02,"body":"of one of the most powerful armies in the world."},{"startTime":553.02,"endTime":555.62,"body":"And here he's talking about restraint."},{"startTime":555.62,"endTime":557.66,"body":"And I think there's this element as well"},{"startTime":557.66,"endTime":560.9,"body":"as we're talking about the knowledge we have,"},{"startTime":560.9,"endTime":562.82,"body":"how full our cups may be."},{"startTime":562.82,"endTime":569.06,"body":"Do we have the restraint to not have to share all of that?"},{"startTime":569.06,"endTime":571.46,"body":"And do we have the willingness to be open?"},{"startTime":571.46,"endTime":575.46,"body":"He had such a tremendous background of experience"},{"startTime":575.46,"endTime":577.82,"body":"that he was able to draw upon,"},{"startTime":577.82,"endTime":580.5,"body":"not only from the Iraq war, but so many,"},{"startTime":580.5,"endTime":584.42,"body":"and of all of the power and authority that he wielded,"},{"startTime":584.42,"endTime":587.66,"body":"both personally and professionally in every way,"},{"startTime":587.66,"endTime":592.66,"body":"it is restraint to know how then to assert"},{"startTime":592.66,"endTime":597.28,"body":"and to not assert can be even more powerful at times."},{"startTime":597.28,"endTime":600.52,"body":"In other words, to allow others to be able to have a chance,"},{"startTime":600.52,"endTime":603.7,"body":"to be able to speak and participate and be active."},{"startTime":603.7,"endTime":606.62,"body":"Yeah, that statement around leaders"},{"startTime":606.62,"endTime":609.28,"body":"being able to restrain themselves,"},{"startTime":609.28,"endTime":612.9,"body":"showing then their power is an amazing,"},{"startTime":612.9,"endTime":615.7,"body":"and it's kind of like addressing what's not there."},{"startTime":615.7,"endTime":618.54,"body":"It's the yin and the yang perspective"},{"startTime":618.54,"endTime":622.58,"body":"instead of always going, no, what is it that's not there?"},{"startTime":622.58,"endTime":625.5,"body":"And recognizing the power of that."},{"startTime":625.5,"endTime":627.46,"body":"Yeah, that's a great point, Peter."},{"startTime":627.46,"endTime":628.62,"body":"- Yeah, no, it is, yeah."},{"startTime":628.62,"endTime":631.68,"body":"And he's obviously a man that I've admired a lot"},{"startTime":631.68,"endTime":634.04,"body":"and read quite a bit on."},{"startTime":634.04,"endTime":637.28,"body":"So it was fun to hear him and to reflect on that."},{"startTime":637.28,"endTime":640.88,"body":"- Absolutely, absolutely."},{"startTime":640.88,"endTime":643.36,"body":"Okay, Memory Lane time."},{"startTime":643.36,"endTime":647.72,"body":"So as we were chatting through before the podcast here,"},{"startTime":647.72,"endTime":652.72,"body":"preparing something that came up, skis."},{"startTime":652.72,"endTime":654.24,"body":"That's right, folks."},{"startTime":654.24,"endTime":657.36,"body":"Not this kind of skis you go down and slalom"},{"startTime":657.36,"endTime":660.38,"body":"and you're taking a ski lift up, no."},{"startTime":660.38,"endTime":663.64,"body":"This was a team building activity"},{"startTime":663.64,"endTime":666.96,"body":"that our dad had created and built."},{"startTime":666.96,"endTime":671.96,"body":"And it consisted of two eight foot, two by sixes,"},{"startTime":671.96,"endTime":673.92,"body":"maybe four by sixes."},{"startTime":673.92,"endTime":676.68,"body":"So imagine these long boards."},{"startTime":676.68,"endTime":680.98,"body":"And there are two of these, and they were like, what?"},{"startTime":680.98,"endTime":685.98,"body":"Six or eight eyelets or eye hole screws"},{"startTime":686.04,"endTime":689.56,"body":"that were put in and then carabiners"},{"startTime":689.56,"endTime":691.92,"body":"and attached ropes to them."},{"startTime":691.92,"endTime":696.56,"body":"And so the idea was you could stand with each foot"},{"startTime":696.56,"endTime":698.8,"body":"on each of these boards,"},{"startTime":698.8,"endTime":702.96,"body":"and then hold on to this three foot rope or so,"},{"startTime":702.96,"endTime":706.0,"body":"and have four to five to six people"},{"startTime":706.0,"endTime":708.56,"body":"all standing on these skis."},{"startTime":708.56,"endTime":713.12,"body":"And they had to work together to then move the skis."},{"startTime":713.12,"endTime":715.64,"body":"And it required a lot of coordination"},{"startTime":715.64,"endTime":717.0,"body":"and communication."},{"startTime":717.0,"endTime":721.32,"body":"- And is that the left, right, left, right."},{"startTime":721.32,"endTime":724.98,"body":"As you think of all, everybody would have to pull up"},{"startTime":724.98,"endTime":728.48,"body":"on that rope simultaneously on the one side"},{"startTime":728.48,"endTime":730.7,"body":"that they're trying to move forward a little bit."},{"startTime":730.7,"endTime":733.32,"body":"Not too far, especially if length of legs"},{"startTime":733.32,"endTime":736.98,"body":"may be different on that team, but just enough."},{"startTime":736.98,"endTime":739.38,"body":"And then, okay, now we move to the other leg."},{"startTime":739.38,"endTime":742.52,"body":"And it was, he had two sets and he'd run these"},{"startTime":742.52,"endTime":744.88,"body":"and it was a race to see which team"},{"startTime":744.88,"endTime":747.76,"body":"would be able to get to the finish line the farthest."},{"startTime":747.76,"endTime":749.4,"body":"And the finish line wasn't that far,"},{"startTime":749.4,"endTime":754.08,"body":"it was maybe 10, 15 yards down the floor."},{"startTime":754.08,"endTime":758.32,"body":"But yeah, the coordinated efforts to do that"},{"startTime":758.32,"endTime":761.62,"body":"was a lot of fun to see."},{"startTime":761.62,"endTime":764.32,"body":"But it also just highlighted the fact that"},{"startTime":764.32,"endTime":767.8,"body":"as we watched dad build out so many of these modules,"},{"startTime":767.8,"endTime":772.08,"body":"he was very much focused on experiential learning."},{"startTime":772.08,"endTime":775.8,"body":"And there's just things that you can learn by doing,"},{"startTime":775.8,"endTime":778.4,"body":"by being a part of these exercises,"},{"startTime":778.4,"endTime":781.72,"body":"that you can't just learn reading a book or an article."},{"startTime":781.72,"endTime":786.0,"body":"- Yep, absolutely."},{"startTime":786.0,"endTime":788.64,"body":"Yeah, and we've continued that tradition now"},{"startTime":788.64,"endTime":790.36,"body":"where we're always thinking, all right,"},{"startTime":790.36,"endTime":792.22,"body":"we may have some content to share,"},{"startTime":792.22,"endTime":794.96,"body":"but what can people experience?"},{"startTime":794.96,"endTime":797.2,"body":"And then allow them to debrief"},{"startTime":797.2,"endTime":800.32,"body":"and allow them to internalize the conflict"},{"startTime":800.32,"endTime":802.04,"body":"or the communication challenges"},{"startTime":802.04,"endTime":805.62,"body":"or the time management concern or the ego management,"},{"startTime":805.62,"endTime":810.52,"body":"the cup filling or not filling idea, powerful stuff."},{"startTime":810.52,"endTime":815.52,"body":"And then he would ship those skis all over the place"},{"startTime":815.52,"endTime":819.16,"body":"so that he could do it with various different groups."},{"startTime":819.16,"endTime":820.96,"body":"Anyway, that's a fun memory."},{"startTime":820.96,"endTime":823.18,"body":"- And do you remember what he called the big wooden box"},{"startTime":823.18,"endTime":824.8,"body":"that he would ship the skis in?"},{"startTime":824.8,"endTime":827.78,"body":"It was called the coffin."},{"startTime":827.78,"endTime":830.42,"body":"I was gonna say the coffin, that's terrible."},{"startTime":830.42,"endTime":832.58,"body":"I can't believe he's, that's right."},{"startTime":832.58,"endTime":834.94,"body":"As soon as you said that, I'm like, it was the coffin."},{"startTime":834.94,"endTime":836.62,"body":"That's awful."},{"startTime":836.62,"endTime":837.46,"body":"Oh man."},{"startTime":837.46,"endTime":839.74,"body":"- But that's, it was shipped to any all over."},{"startTime":839.74,"endTime":841.46,"body":"He'd use those all the time."},{"startTime":841.46,"endTime":844.46,"body":"But you think about how the personalities start to come likelihood"},{"startTime":1018.58,"endTime":1020.18,"body":"that change is not only going to happen,"},{"startTime":1020.18,"endTime":1021.38,"body":"but it's going to success,"},{"startTime":1049.58,"endTime":1053.22,"body":"okay, you're likely going to make it good."},{"startTime":1053.22,"endTime":1055.92,"body":"Is that stretching you saying,"},{"startTime":1238.94,"endTime":1243.38,"body":"let's put all of this together into one focus statement."},{"startTime":1243.38,"endTime":1245.86,"body":"For example, what we don't want to do is say,"},{"startTime":1245.86,"endTime":1250.36,"body":"hey, I want to improve my strategic thinking and delegating"},{"startTime":1250.36,"endTime":1252.86,"body":"and being attentive and present"},{"startTime":1252.86,"endTime":1255.5,"body":"and effective communication all at once."},{"startTime":1255.5,"endTime":1256.9,"body":"Let's just pack them in"},{"startTime":1256.9,"endTime":1258.42,"body":"and that's what I want to focus on."},{"startTime":1258.42,"endTime":1259.26,"body":"- By the end of the week."},{"startTime":1259.26,"endTime":1261.58,"body":"- No, right, exactly."},{"startTime":1261.58,"endTime":1262.66,"body":"And do it by the end of the folks,"},{"startTime":1300.38,"endTime":1302.48,"body":"excuse me as I'm coaching them,"},{"startTime":1302.48,"endTime":1305.86,"body":"is a three to four month time period."},{"startTime":1305.86,"endTime":1307.26,"body":"That's what we're looking at."},{"startTime":1307.26,"endTime":1311.1,"body":"I think that helps keep the scope to a manageable level."},{"startTime":1311.1,"endTime":1314.56,"body":"It helps keep this from becoming the magnum opus"},{"startTime":1314.56,"endTime":1317.72,"body":"of everything we ever want to change about ourselves."},{"startTime":1317.72,"endTime":1320.96,"body":"No, that's not going to set you up for success."},{"startTime":1320.96,"endTime":1322.9,"body":"For a three to four month period,"},{"startTime":1322.9,"endTime":1326.48,"body":"what is something that you are going to target and work on"},{"startTime":1326.48,"endTime":1328.84,"body":"in addition, obviously, to your day
