You were mentioning some interesting insights around AI that you've been hearing."},{"startTime":101.0,"endTime":104.0,"body":"AI, maybe folks have heard of it."},{"startTime":104.0,"endTime":106.0,"body":"Just a little bit in the news lately."},{"startTime":106.0,"endTime":109.0,"body":"Man, it's taking over. It's exciting stuff."},{"startTime":109.0,"endTime":114.0,"body":"As we begin to explore and utilize that tool, incorporate it into our teams."},{"startTime":114.0,"endTime":116.0,"body":"So, I heard a couple insights."},{"startTime":116.0,"endTime":124.0,"body":"One is the connection between what AI is doing or what its potential is and how that impacts the workforce."},{"startTime":124.0,"endTime":129.0,"body":"So, it was described as we have two kind of axes."},{"startTime":129.0,"endTime":133.0,"body":"One axis going north-south if we're going to create a two-by-two grid."},{"startTime":133.0,"endTime":138.0,"body":"So, the north-south goes creative to analytical."},{"startTime":138.0,"endTime":143.0,"body":"Okay, so let's say the north side is creative, south side is analytical."},{"startTime":143.0,"endTime":148.0,"body":"And then the east-west would be social to asocial."},{"startTime":148.0,"endTime":157.0,"body":"And that it plots kind of in that more south-west side of it, that asocial analytical box."},{"startTime":157.0,"endTime":160.0,"body":"That is the wheelhouse of AI."},{"startTime":160.0,"endTime":168.0,"body":"That's where AI just thrives and it's already making significant strides and penetration into that area."},{"startTime":168.0,"endTime":178.0,"body":"And more that top right corner, that northeast side of the, it's the creative social side of it."},{"startTime":178.0,"endTime":184.0,"body":"That's very much where humans currently thrive and we will continue to thrive."},{"startTime":184.0,"endTime":189.0,"body":"It is harder and harder for AI to penetrate that space."},{"startTime":189.0,"endTime":196.0,"body":"Not to say that it won't, but at present, that is really where the human element we thrive at."},{"startTime":196.0,"endTime":197.0,"body":"Yeah."},{"startTime":197.0,"endTime":204.0,"body":"So, I thought that was just an interesting way to look at ways in which AI is able to do things."},{"startTime":204.0,"endTime":206.0,"body":"And it's consistent."},{"startTime":206.0,"endTime":214.0,"body":"I was just hearing more about universities and how they're utilizing AI within their matriculation process."},{"startTime":214.0,"endTime":224.0,"body":"Figuring out how to get the applicants in, processing applicants, deciding who's enrolled and admitted, all of this."},{"startTime":224.0,"endTime":231.0,"body":"And there's a whole bunch of work associated with that, that fits in that category, which is asocial."},{"startTime":231.0,"endTime":235.0,"body":"And what's the opposite of creative? The uncreative, the analytical?"},{"startTime":235.0,"endTime":237.0,"body":"Analytical."},{"startTime":237.0,"endTime":238.0,"body":"Analytical, yeah."},{"startTime":238.0,"endTime":248.0,"body":"And what the people were saying, who I was listening to, was the non-human work, so to speak."},{"startTime":248.0,"endTime":252.0,"body":"They were dividing it between the human work versus the non-human work."},{"startTime":252.0,"endTime":255.0,"body":"And the human work is very much the creative."},{"startTime":255.0,"endTime":264.0,"body":"And the non-human is anything that's replicatable, fairly easy, straightforward, routinized kinds of stuff."},{"startTime":264.0,"endTime":266.0,"body":"So, yeah, very consistent."},{"startTime":266.0,"endTime":272.0,"body":"And it's a helpful framework for any of us to think about as we look at our own personal productivity."},{"startTime":272.0,"endTime":281.0,"body":"What are the aspects that we do that can take an intern, and I'm going to steal one of your great lines, Peter,"},{"startTime":281.0,"endTime":287.0,"body":"to treat AI as like the smartest summer intern you've had."},{"startTime":287.0,"endTime":296.0,"body":"And what you can kind of get from them, knowing full well you'll likely need to kind of brush it up, review it, edit it in some way,"},{"startTime":296.0,"endTime":301.0,"body":"but it gets you further a little faster, especially for certain types of tasks."},{"startTime":301.0,"endTime":302.0,"body":"Very much."},{"startTime":302.0,"endTime":309.0,"body":"I think it's a mindset that's helpful so that, one, you're not frustrated when you expect an output from AI."},{"startTime":309.0,"endTime":314.0,"body":"Whatever you happen to be using, what program you're leveraging, or large language model,"},{"startTime":314.0,"endTime":318.0,"body":"it's not going to come out exactly the way you want it."},{"startTime":318.0,"endTime":326.0,"body":"So here you have this summer intern who's a fountain of knowledge, all this energy, they just want to prove and to share what they have."},{"startTime":326.0,"endTime":332.0,"body":"And then you refine it, and you take it, and you guide it, and reform it, and send it back,"},{"startTime":332.0,"endTime":338.0,"body":"a few other queries and prompts to get it to the point where you really want it to be."},{"startTime":338.0,"endTime":339.0,"body":"I love it."},{"startTime":339.0,"endTime":346.0,"body":"And at the risk of opening up a can of worms here, I'm just going to share."},{"startTime":346.0,"endTime":347.0,"body":"Open it up."},{"startTime":347.0,"endTime":349.0,"body":"This is what the podcast is all about, I don't know."},{"startTime":545.0,"endTime":551.0,"body":"Okay, so violin, the little guitar strum that comes on this."},{"startTime":551.0,"endTime":558.0,"body":"But yeah, as we were talking before the show, it was this memory as we were growing up."},{"startTime":558.0,"endTime":561.0,"body":"So this is in the 80s, mid 80s."},{"startTime":561.0,"endTime":566.0,"body":"And what did you watch things on at home? On your TV."},{"startTime":566.0,"endTime":571.0,"body":"It was either live TV with the bunny ears, rabbit ears or whatever, or as VHS."},{"startTime":571.0,"endTime":580.0,"body":"And when we first saw our dad on a VHS video, like that blew my mind."},{"startTime":580.0,"endTime":583.0,"body":"Like here he was, you know, we had home videos or whatever."},{"startTime":583.0,"endTime":585.0,"body":"And some of those 8mm, no sound."},{"startTime":585.0,"endTime":588.0,"body":"And then you get the low camcorder and whatever."},{"startTime":588.0,"endTime":593.0,"body":"But here this was like a full size video and you stick it in there and there's dad."},{"startTime":593.0,"endTime":597.0,"body":"And he's giving a speech and he's talking to a bunch of folks at NASA,"},{"startTime":597.0,"endTime":602.0,"body":"or he's doing a bunch of interviews down with companies like LA Gear."},{"startTime":602.0,"endTime":607.0,"body":"If that brings back some memories for folks on their shoes and other things."},{"startTime":607.0,"endTime":612.0,"body":"But that was just, it was cool to see him on the video and then in the catalog."},{"startTime":612.0,"endTime":614.0,"body":"You had a reaction to the catalogs, Daniel."},{"startTime":614.0,"endTime":619.0,"body":"Oh, yeah. So we're talking about so many of these corporate training videos"},{"startTime":619.0,"endTime":622.0,"body":"that dad did back in the day, back in the 80s and 90s."},{"startTime":622.0,"endTime":627.0,"body":"And I remember one time opening up one of the catalogs that was distributing"},{"startTime":627.0,"endTime":631.0,"body":"and selling some of his corporate leadership videos."},{"startTime":631.0,"endTime":641.0,"body":"And he was right there next to Tom Peters, as well as the One Minute Manager guy."},{"startTime":641.0,"endTime":642.0,"body":"Ken Blanchard."},{"startTime":642.0,"endTime":645.0,"body":"Yeah, of course. Thank you. I just momentarily blanked."},{"startTime":645.0,"endTime":646.0,"body":"Apologize, Ken."},{"startTime":646.0,"endTime":648.0,"body":"It happens to everybody."},{"startTime":648.0,"endTime":654.0,"body":"To Ken Blanchard and Tom Peters, right in between these two was John Parker Stewart."},{"startTime":654.0,"endTime":658.0,"body":"And we knew enough to know that these two guys were big deals."},{"startTime":658.0,"endTime":661.0,"body":"I mean, they were prominent authors."},{"startTime":661.0,"endTime":664.0,"body":"We saw their books on our dad's shelf."},{"startTime":664.0,"endTime":666.0,"body":"We would kind of take a look and go, \"Okay, this is...\""},{"startTime":666.0,"endTime":670.0,"body":"And to see him with those guys, with selling his videos."},{"startTime":670.0,"endTime":675.0,"body":"Anyway, it was just cool stuff to see what our dad was up to"},{"startTime":675.0,"endTime":678.0,"body":"when he was doing these things."},{"startTime":678.0,"endTime":682.0,"body":"Yeah. I remember he produced one because he had a wonderful partner, Frank Russell,"},{"startTime":682.0,"endTime":686.0,"body":"who we're still collaborating with and a great partner there."},{"startTime":686.0,"endTime":689.0,"body":"And he produced a lot of these at that time."},{"startTime":689.0,"endTime":694.0,"body":"And I remember they made one, and it was just like a three-and-a-half"},{"startTime":694.0,"endTime":698.0,"body":"or four-minute video on change."},{"startTime":698.0,"endTime":706.0,"body":"And I watched it, and I was like, \"Wow, people pay for this.\""},{"startTime":706.0,"endTime":710.0,"body":"Because it was cool, but it was like four or five minutes long."},{"startTime":710.0,"endTime":713.0,"body":"So this is pre-YouTube, pre-internet."},{"startTime":713.0,"endTime":718.0,"body":"And the function of this video was to help set the stage"},{"startTime":718.0,"endTime":720.0,"body":"for a change-focused conversation."},{"startTime":720.0,"endTime":724.0,"body":"And it was just a series of images and some quotes and a few things"},{"startTime":724.0,"endTime":731.0,"body":"to just get those mental juices flowing to prime the pump for a group"},{"startTime":731.0,"endTime":734.0,"body":"to talk about a change coming forward."},{"startTime":734.0,"endTime":739.0,"body":"And I thought, \"This is amazing. This is so cool that they can make this.\""},{"startTime":739.0,"endTime":741.0,"body":"[laughter]"},{"startTime":741.0,"endTime":746.0,"body":"So just a shout-out to Frank. Dad, you have a podcast?\""},{"startTime":823.0,"endTime":828.0,"body":"And I'm like, \"Yes, yes, actually, and it's very consistent with what we do,"},{"startTime":828.0,"endTime":830.0,"body":"and it makes sense.\""},{"startTime":830.0,"endTime":831.0,"body":"They're like, \"No way!\""},{"startTime":831.0,"endTime":834.0,"body":"And so anyway, fun stuff."},{"startTime":834.0,"endTime":836.0,"body":"Yes, it takes it to the next level."},{"startTime":836.0,"endTime":840.0,"body":"Now, we haven't quite launched into TikTok stardom yet, but we'll see."},{"startTime":840.0,"endTime":842.0,"body":"[laughter]"},{"startTime":842.0,"endTime":845.0,"body":"We'll have to get some dance routines going anyway."},{"startTime":845.0,"endTime":846.0,"body":"That's a different--"},{"startTime":846.0,"endTime":848.0,"body":"I'll leave that to you, Daniel."},{"startTime":848.0,"endTime":851.0,"body":"I'll leave that to you."},{"startTime":851.0,"endTime":853.0,"body":"Oh, how do we transition from this one?"},{"startTime":853.0,"endTime":856.0,"body":"Okay, so this was a great Memory Lane."},{"startTime":856.0,"endTime":860.0,"body":"Now on to the meat of the day, the topic of the day,"},{"startTime":860.0,"endTime":862.0,"body":"accountability."},{"startTime":862.0,"endTime":866.0,"body":"Especially we want to talk about what is the myth of accountability?"},{"startTime":866.0,"endTime":873.0,"body":"Because this myth, we all, as humans, we love to believe it."},{"startTime":873.0,"endTime":877.0,"body":"And it has not actually been very helpful."},{"startTime":877.0,"endTime":881.0,"body":"But there is this myth, and we keep going by this myth."},{"startTime":881.0,"endTime":885.0,"body":"And it's remarkable how many workshops and coaching sessions"},{"startTime":885.0,"endTime":889.0,"body":"and leadership programs we'll do that we talk about this myth"},{"startTime":889.0,"endTime":893.0,"body":"and it takes a moment for people--for it to sink in"},{"startTime":893.0,"endTime":896.0,"body":"and then people are like, \"Well, yes, that's not exactly right."},{"startTime":896.0,"endTime":899.0,"body":"We need to do something different.\""},{"startTime":899.0,"endTime":902.0,"body":"And so, Peter, what is the myth?"},{"startTime":902.0,"endTime":906.0,"body":"What is this myth that we so ardently keep believing?"},{"startTime":906.0,"endTime":909.0,"body":"The myth of accountability."},{"startTime":909.0,"endTime":917.0,"body":"The myth is that the leader, as leader I, need to hold you accountable."},{"startTime":917.0,"endTime":921.0,"body":"That phrase, \"hold you accountable.\""},{"startTime":921.0,"endTime":925.0,"body":"That's the myth, the fundamental myth."},{"startTime":925.0,"endTime":928.0,"body":"Peter, what do you--no."},{"startTime":928.0,"endTime":930.0,"body":"No, this cannot be correct."},{"startTime":930.0,"endTime":935.0,"body":"Because every--we are taught that as a leader, I'm in charge."},{"startTime":935.0,"endTime":941.0,"body":"And my--I am in charge of getting you to do what I need you to do"},{"startTime":941.0,"endTime":943.0,"body":"for you to show up in the right way."},{"startTime":943.0,"endTime":946.0,"body":"And if you don't do it, then it's on me."},{"startTime":946.0,"endTime":948.0,"body":"I'm in charge to make that happen."},{"startTime":948.0,"endTime":951.0,"body":"Therefore, I'm responsible to hold you accountable."},{"startTime":951.0,"endTime":954.0,"body":"Why is that not accurate?"},{"startTime":954.0,"endTime":956.0,"body":"What am I missing?"},{"startTime":956.0,"endTime":958.0,"body":"You're right. It is the reality."},{"startTime":958.0,"endTime":962.0,"body":"It is so consistent with the messaging, but it doesn't work."},{"startTime":962.0,"endTime":966.0,"body":"Because the true purpose of accountability from a leader"},{"startTime":966.0,"endTime":970.0,"body":"is that I need to create an environment"},{"startTime":970.0,"endTime":975.0,"body":"where you choose to hold yourself accountable."},{"startTime":975.0,"endTime":977.0,"body":"And I'll say that again."},{"startTime":977.0,"endTime":981.0,"body":"It's my role as the leader to create an environment"},{"startTime":981.0,"endTime":986.0,"body":"where you choose to hold yourself accountable."},{"startTime":986.0,"endTime":992.0,"body":"And it creates a much different relationship."},{"startTime":992.0,"endTime":997.0,"body":"It's not this parent-child, I'm going to catch you when you mess up."},{"startTime":997.0,"endTime":1001.0,"body":"Or I'm going to--it's more of an equal partnership of,"},{"startTime":1001.0,"endTime":1004.0,"body":"\"Hey, we're going to work on this."},{"startTime":1004.0,"endTime":1007.0,"body":"This is what we're trying to get done."},{"startTime":1007.0,"endTime":1010.0,"body":"This is when we expect to have it done by."},{"startTime":1010.0,"endTime":1013.0,"body":"This is clarity on what we're communicating.\""},{"startTime":1013.0,"endTime":1015.0,"body":"And we'll dive into all that."},{"startTime":1015.0,"endTime":1019.0,"body":"But as you hear this, Daniel, you hear the myth,"},{"startTime":1019.0,"endTime":1021.0,"body":"and then you hear the reality."},{"startTime":1021.0,"endTime":1024.0,"body":"What are some of the reactions you've observed"},{"startTime":1024.0,"endTime":1027.0,"body":"from individuals when you share this?"},{"startTime":1027.0,"endTime":1033.0,"body":"What I find consistently is people absorb it."},{"startTime":1033.0,"endTime":1038.0,"body":"They don't--it's hard to translate it into action."},{"startTime":1038.0,"endTime":1041.0,"body":"And I'll say some of the reasons why."},{"startTime":1041.0,"endTime":1044.0,"body":"One reason is because traditionally,"},{"startTime":1044.0,"endTime":1048.0,"body":"as you look at the traditional hierarchical organization,"},{"startTime":1048.0,"endTime":1052.0,"body":"first starting with military and then into government"},{"startTime":1052.0,"endTime":1055.0,"body":"over the past many hundreds of years,"},{"startTime":1055.0,"endTime":1061.0,"body":"it's only been recently, maybe in the past 30, 50, 60 years,"},{"startTime":1061.0,"endTime":1065.0,"body":"that we've begun slowly to start seeing a shift."},{"startTime":1065.0,"endTime":1068.0,"body":"And it's really been more prominently since the '70s or '80s"},{"startTime":1068.0,"endTime":1073.0,"body":"as we look at culture and participation"},{"startTime":1073.0,"endTime":1077.0,"body":"and buy-in and democracy as concepts"},{"startTime":1077.0,"endTime":1081.0,"body":"that can be applied to an organizational setting."},{"startTime":1081.0,"endTime":1084.0,"body":"Once you start applying a democratic mindset,"},{"startTime":1084.0,"endTime":1088.0,"body":"a participative mindset, an empowering mindset"},{"startTime":1088.0,"endTime":1092.0,"body":"to an organization, to a bureaucracy,"},{"startTime":1092.0,"endTime":1096.0,"body":"you then produce very different ways of incentivizing,"},{"startTime":1096.0,"endTime":1102.0,"body":"of organizing, of motivating, and of accountability."},{"startTime":1102.0,"endTime":1107.0,"body":"Traditionally, a fear-based, a command-and-control,"},{"startTime":1107.0,"endTime":1110.0,"body":"a \"I have the authority, and I'm going to tell you what to do\""},{"startTime":1110.0,"endTime":1115.0,"body":"approach has been kind of the norm and default oftentimes."},{"startTime":1115.0,"endTime":1118.0,"body":"What has been happening over the past multiple decades"},{"startTime":1118.0,"endTime":1122.0,"body":"is a continual shift, and it takes a long time"},{"startTime":1122.0,"endTime":1126.0,"body":"for us as humans to change that perspective"},{"startTime":1126.0,"endTime":1129.0,"body":"and to shift and to adapt to a new way."},{"startTime":1129.0,"endTime":1132.0,"body":"If we truly want to embrace a collaborative,"},{"startTime":1132.0,"endTime":1135.0,"body":"participative environment,"},{"startTime":1135.0,"endTime":1138.0,"body":"then our whole notion of accountability"},{"startTime":1138.0,"endTime":1142.0,"body":"needs to continue to change and shift as well,"},{"startTime":1142.0,"endTime":1147.0,"body":"getting out of ourself, getting out of the parent-child script"},{"startTime":1147.0,"endTime":1149.0,"body":"that we often fall into as leaders."},{"startTime":1149.0,"endTime":1151.0,"body":"\"I'm the dad or mom. I'm the parent."},{"startTime":1151.0,"endTime":1153.0,"body":"I'm going to tell you what to do."},{"startTime":1153.0,"endTime":1156.0,"body":"I'm in charge, and I'm expecting you to do it.\""},{"startTime":1156.0,"endTime":1161.0,"body":"Instead of shifting it to more like a peer-to-peer,"},{"startTime":1161.0,"endTime":1164.0,"body":"an adult-to-an-adult mentality,"},{"startTime":1164.0,"endTime":1167.0,"body":"which is, \"I'm going to respect your autonomy,"},{"startTime":1167.0,"endTime":1168.0,"body":"your independence.\""},{"startTime":1168.0,"endTime":1170.0,"body":"We need to get aligned."},{"startTime":1170.0,"endTime":1173.0,"body":"We need to have common direction, common goals,"},{"startTime":1173.0,"endTime":1176.0,"body":"and talk about common expectations,"},{"startTime":1176.0,"endTime":1179.0,"body":"and that helps create an environment"},{"startTime":1179.0,"endTime":1184.0,"body":"where both of us know how to rise to the occasion"},{"startTime":1184.0,"endTime":1187.0,"body":"and to perform and do things"},{"startTime":1187.0,"endTime":1190.0,"body":"and to be able to talk in ways that are helpful"},{"startTime":1190.0,"endTime":1193.0,"body":"when things don't go the right way or may not"},{"startTime":1193.0,"endTime":1198.0,"body":"or that something unexpected or we've learned along the way"},{"startTime":1198.0,"endTime":1200.0,"body":"and we can then work together"},{"startTime":1200.0,"endTime":1207.0,"body":"instead of more of a competitive, antagonistic notion,"},{"startTime":1207.0,"endTime":1212.0,"body":"perhaps at times with that authoritative gap as well."},{"startTime":1212.0,"endTime":1215.0,"body":"Because you think about what happens"},{"startTime":1215.0,"endTime":1217.0,"body":"when the parents are away."},{"startTime":1217.0,"endTime":1218.0,"body":"[laughs]"},{"startTime":1218.0,"endTime":1221.0,"body":"What do kids do?"},{"startTime":1221.0,"endTime":1223.0,"body":"What do teenagers do?"},{"startTime":1223.0,"endTime":1225.0,"body":"How many movies and films and all?"},{"startTime":1225.0,"endTime":1227.0,"body":"I mean, this is what happens."},{"startTime":1227.0,"endTime":1228.0,"body":"It's like, \"Oh, great."},{"startTime":1228.0,"endTime":1232.0,"body":"The authority figure is gone."},{"startTime":1232.0,"endTime":1234.0,"body":"We now have free reign."},{"startTime":1234.0,"endTime":1236.0,"body":"We don't have to do these things.\""},{"startTime":1236.0,"endTime":1239.0,"body":"And if we're really looking big picture"},{"startTime":1239.0,"endTime":1241.0,"body":"as the manager is the leader,"},{"startTime":1241.0,"endTime":1245.0,"body":"you don't have time to sit there"},{"startTime":1245.0,"endTime":1249.0,"body":"and check to make sure that everybody on your team"},{"startTime":1249.0,"endTime":1251.0,"body":"is doing exactly what they're supposed to be doing"},{"startTime":1251.0,"endTime":1253.0,"body":"all the time."},{"startTime":1253.0,"endTime":1255.0,"body":"That's, one, they don't like it."},{"startTime":1255.0,"endTime":1256.0,"body":"It's micromanaging."},{"startTime":1256.0,"endTime":1258.0,"body":"Two, it prevents you from actually being able"},{"startTime":1258.0,"endTime":1259.0,"body":"to do strategic thinking,"},{"startTime":1259.0,"endTime":1262.0,"body":"to be able to do collaboration with others"},{"startTime":1262.0,"endTime":1263.0,"body":"outside of the team,"},{"startTime":1263.0,"endTime":1265.0,"body":"which is one of the key roles as your leader,"},{"startTime":1265.0,"endTime":1269.0,"body":"as a leader to help bring in resources,"},{"startTime":1269.0,"endTime":1272.0,"body":"to help clear the way so that they can get done"},{"startTime":1272.0,"endTime":1275.0,"body":"when they need to, to do those things."},{"startTime":1275.0,"endTime":1279.0,"body":"So it's a win-win when it's done properly."},{"startTime":1279.0,"endTime":1283.0,"body":"But it's to consciously take that myth"},{"startTime":1283.0,"endTime":1286.0,"body":"and pull it out of our mind"},{"startTime":1286.0,"endTime":1291.0,"body":"and free ourselves of, \"Oh, okay."},{"startTime":1291.0,"endTime":1296.0,"body":"I don't need to catch them making a mistake.\""},{"startTime":1296.0,"endTime":1298.0,"body":"So now that we want to create this environment"},{"startTime":1298.0,"endTime":1302.0,"body":"as we've set the stage of what not to do,"},{"startTime":1302.0,"endTime":1303.0,"body":"let's talk about what to do."},{"startTime":1303.0,"endTime":1306.0,"body":"We want to try and be positive."},{"startTime":1306.0,"endTime":1310.0,"body":"So how can we create an environment"},{"startTime":1310.0,"endTime":1315.0,"body":"of self-accountability?"},{"startTime":1315.0,"endTime":1317.0,"body":"And that environment is so key."},{"startTime":1317.0,"endTime":1321.0,"body":"And the way to start and wrap that"},{"startTime":1321.0,"endTime":1323.0,"body":"and to establish that"},{"startTime":1323.0,"endTime":1327.0,"body":"is that inevitably it starts with expectations."},{"startTime":1327.0,"endTime":1330.0,"body":"How do we clarify the expectations"},{"startTime":1330.0,"endTime":1332.0,"body":"of how am I going to show up?"},{"startTime":1332.0,"endTime":1334.0,"body":"How do you show up?"},{"startTime":1334.0,"endTime":1336.0,"body":"What do we want to accomplish?"},{"startTime":1336.0,"endTime":1338.0,"body":"How are we going to measure success?"},{"startTime":1338.0,"endTime":1340.0,"body":"What does that look like?"},{"startTime":1340.0,"endTime":1342.0,"body":"And in some such situations,"},{"startTime":1342.0,"endTime":1346.0,"body":"that's easier to address and to figure out,"},{"startTime":1346.0,"endTime":1348.0,"body":"especially if it's repeatable,"},{"startTime":1348.0,"endTime":1350.0,"body":"if it's predictable,"},{"startTime":1350.0,"endTime":1351.0,"body":"if it's been done before,"},{"startTime":1351.0,"endTime":1355.0,"body":"if there's a specific process to follow,"},{"startTime":1355.0,"endTime":1358.0,"body":"if there's a system to then engage in."},{"startTime":1358.0,"endTime":1362.0,"body":"All of those things can make it a little easier in ways."},{"startTime":1362.0,"endTime":1365.0,"body":"However, when you're working with knowledge workers,"},{"startTime":1365.0,"endTime":1368.0,"body":"that they are going to inevitably be working"},{"startTime":1368.0,"endTime":1373.0,"body":"with more complex or complicated situations,"},{"startTime":1373.0,"endTime":1375.0,"body":"challenges and problems"},{"startTime":1375.0,"endTime":1378.0,"body":"that may not have an obvious solution,"},{"startTime":1378.0,"endTime":1380.0,"body":"it's even more important"},{"startTime":1380.0,"endTime":1383.0,"body":"to be able to engage and set expectations"},{"startTime":1383.0,"endTime":1385.0,"body":"to engage and to say,"},{"startTime":1385.0,"endTime":1388.0,"body":"\"Hey, this is what I know."},{"startTime":1388.0,"endTime":1390.0,"body":"I will share this,"},{"startTime":1390.0,"endTime":1393.0,"body":"and the expectation is that we will share"},{"startTime":1393.0,"endTime":1398.0,"body":"and communicate together to accomplish X, Y, and Z together.\""},{"startTime":1398.0,"endTime":1400.0,"body":"And it's not the,"},{"startTime":1400.0,"endTime":1403.0,"body":"\"I'm going to keep some information for myself"},{"startTime":1403.0,"endTime":1404.0,"body":"and not share it.\""},{"startTime":1404.0,"endTime":1406.0,"body":"It's more default of,"},{"startTime":1406.0,"endTime":1407.0,"body":"\"I'm going to share more,"},{"startTime":1407.0,"endTime":1410.0,"body":"and I'm going to share the why."},{"startTime":1410.0,"endTime":1412.0,"body":"I'm going to share the purpose."},{"startTime":1412.0,"endTime":1414.0,"body":"I'm going to share what,"},{"startTime":1414.0,"endTime":1419.0,"body":"and the how I might leave a little bit more up to you.\""},{"startTime":1419.0,"endTime":1424.0,"body":"And that begins to start creating this set of expectations"},{"startTime":1424.0,"endTime":1426.0,"body":"that I can understand"},{"startTime":1426.0,"endTime":1428.0,"body":"versus I only see a limited,"},{"startTime":1428.0,"endTime":1429.0,"body":"as an employee,"},{"startTime":1429.0,"endTime":1431.0,"body":"I only see a limited viewpoint,"},{"startTime":1431.0,"endTime":1435.0,"body":"and I just need to do my job and shut up."},{"startTime":1435.0,"endTime":1438.0,"body":"Okay, there's a time and a place for that."},{"startTime":1438.0,"endTime":1440.0,"body":"However, that time and a place"},{"startTime":1440.0,"endTime":1444.0,"body":"is not as many times and places"},{"startTime":1444.0,"endTime":1446.0,"body":"as maybe we once thought."},{"startTime":1446.0,"endTime":1451.0,"body":"And so the first step is setting those clear expectations."},{"startTime":1451.0,"endTime":1452.0,"body":"And as a leader,"},{"startTime":1452.0,"endTime":1454.0,"body":"you might think you've done that."},{"startTime":1454.0,"endTime":1457.0,"body":"However, check and confirm"},{"startTime":1457.0,"endTime":1460.0,"body":"what the understanding of those expectations are"},{"startTime":1460.0,"endTime":1461.0,"body":"with your team."},{"startTime":1461.0,"endTime":1463.0,"body":"What did they hear?"},{"startTime":1463.0,"endTime":1466.0,"body":"What are they acting on?"},{"startTime":1466.0,"endTime":1468.0,"body":"And it enables you to reinforce,"},{"startTime":1468.0,"endTime":1471.0,"body":"to then clarify expectations"},{"startTime":1471.0,"endTime":1473.0,"body":"that you thought maybe didn't need to be clarified."},{"startTime":1473.0,"endTime":1478.0,"body":"And this is especially true in a hybrid or virtual setting"},{"startTime":1478.0,"endTime":1481.0,"body":"where folks may not be able to be seen as easily"},{"startTime":1481.0,"endTime":1486.0,"body":"or as frequently or have the stop ins as frequently,"},{"startTime":1486.0,"endTime":1488.0,"body":"to be able to set expectations"},{"startTime":1488.0,"endTime":1490.0,"body":"of how often we communicate,"},{"startTime":1490.0,"endTime":1491.0,"body":"what this looks like,"},{"startTime":1491.0,"endTime":1492.0,"body":"when do we check in,"},{"startTime":1492.0,"endTime":1494.0,"body":"when do I need to follow up with you?"},{"startTime":1494.0,"endTime":1497.0,"body":"What do you expect when I do follow up with you?"},{"startTime":1497.0,"endTime":1499.0,"body":"Yes, yes, yes."},{"startTime":1499.0,"endTime":1502.0,"body":"These expectations are so critical"},{"startTime":1502.0,"endTime":1505.0,"body":"versus this is what you do."},{"startTime":1505.0,"endTime":1508.0,"body":"I'm telling you now shut up and go do it."},{"startTime":1508.0,"endTime":1513.0,"body":"That is not a helpful way of setting expectations."},{"startTime":1513.0,"endTime":1515.0,"body":"- It's not."},{"startTime":1515.0,"endTime":1517.0,"body":"It's so key to clarify that."},{"startTime":1517.0,"endTime":1520.0,"body":"And when you're talking about expectations,"},{"startTime":1520.0,"endTime":1524.0,"body":"it's all aspects of what their work tasks are to do,"},{"startTime":1524.0,"endTime":1527.0,"body":"what their communication levels are,"},{"startTime":1527.0,"endTime":1529.0,"body":"their collaboration with each other,"},{"startTime":1529.0,"endTime":1530.0,"body":"with other members of the team,"},{"startTime":1530.0,"endTime":1532.0,"body":"with individuals outside the team,"},{"startTime":1532.0,"endTime":1533.0,"body":"with others."},{"startTime":1533.0,"endTime":1537.0,"body":"So it's really helping to level set those expectations."},{"startTime":1537.0,"endTime":1541.0,"body":"As we come back to a phrase we've used often,"},{"startTime":1541.0,"endTime":1544.0,"body":"a gem of the definition of frustration,"},{"startTime":1544.0,"endTime":1548.0,"body":"it is when expectations are unmet."},{"startTime":1548.0,"endTime":1551.0,"body":"So we want to try and decrease that frustration level."},{"startTime":1551.0,"endTime":1553.0,"body":"So we're clarifying the expectations."},{"startTime":1553.0,"endTime":1554.0,"body":"So that's step one."},{"startTime":1554.0,"endTime":1557.0,"body":"It's clarify expectations."},{"startTime":1557.0,"endTime":1559.0,"body":"As we're going through the steps"},{"startTime":1559.0,"endTime":1563.0,"body":"of how you create an environment of self accountability."},{"startTime":1563.0,"endTime":1565.0,"body":"Now, as we focus on clarifying,"},{"startTime":1565.0,"endTime":1568.0,"body":"and there's a whole lot of effort that goes into that,"},{"startTime":1568.0,"endTime":1571.0,"body":"the next step is to measure."},{"startTime":1571.0,"endTime":1575.0,"body":"To measure, to help create what are those benchmarks?"},{"startTime":1575.0,"endTime":1577.0,"body":"What are the KPIs?"},{"startTime":1577.0,"endTime":1578.0,"body":"What are the metrics?"},{"startTime":1578.0,"endTime":1583.0,"body":"How do you know as a leader that they are progressing"},{"startTime":1583.0,"endTime":1585.0,"body":"along what they need to be doing?"},{"startTime":1585.0,"endTime":1587.0,"body":"And it's establishing that up front,"},{"startTime":1587.0,"endTime":1589.0,"body":"whether this is a daily, weekly,"},{"startTime":1589.0,"endTime":1590.0,"body":"whether it's a task-based,"},{"startTime":1590.0,"endTime":1593.0,"body":"whether it's accomplished through a checkbox,"},{"startTime":1593.0,"endTime":1597.0,"body":"through Teams or Slack or whatever it might be,"},{"startTime":1597.0,"endTime":1600.0,"body":"it's a way to establish how you as the leader"},{"startTime":1600.0,"endTime":1603.0,"body":"and the rest of the team might be aware"},{"startTime":1603.0,"endTime":1606.0,"body":"of how things are progressing."},{"startTime":1606.0,"endTime":1608.0,"body":"So there's some sort of a measurement."},{"startTime":1608.0,"endTime":1610.0,"body":"It's not just left out in the ether of,"},{"startTime":1610.0,"endTime":1613.0,"body":"\"Well, I may hear from you a certain time,\""},{"startTime":1613.0,"endTime":1615.0,"body":"whatever that might be."},{"startTime":1615.0,"endTime":1618.0,"body":"So it's really honing in on that measurement"},{"startTime":1618.0,"endTime":1620.0,"body":"of the frequency of follow-ups,"},{"startTime":1620.0,"endTime":1623.0,"body":"and it's helping as a leader being consistent with that,"},{"startTime":1623.0,"endTime":1624.0,"body":"'cause that's the key part."},{"startTime":1624.0,"endTime":1626.0,"body":"We've all been in those situations"},{"startTime":1626.0,"endTime":1628.0,"body":"where someone establishes a metric."},{"startTime":1628.0,"endTime":1630.0,"body":"They say, \"Here's a new KPI,\""},{"startTime":1630.0,"endTime":1634.0,"body":"and then it just gets lost in a SharePoint folder somewhere,"},{"startTime":1634.0,"endTime":1636.0,"body":"or it's never talked about again."},{"startTime":1636.0,"endTime":1639.0,"body":"As you are setting these metrics,"},{"startTime":1639.0,"endTime":1643.0,"body":"these measurements, follow up with them."},{"startTime":1643.0,"endTime":1645.0,"body":"Otherwise, what's the use of them?"},{"startTime":1645.0,"endTime":1646.0,"body":"What are the teeth in them?"},{"startTime":1646.0,"endTime":1648.0,"body":"Are they truly measuring anything"},{"startTime":1648.0,"endTime":1651.0,"body":"if they're not utilized?"},{"startTime":1651.0,"endTime":1656.0,"body":"- And this word \"self-accountability,\""},{"startTime":1656.0,"endTime":1659.0,"body":"something we can't emphasize enough."},{"startTime":1659.0,"endTime":1662.0,"body":"Instead of that myth of, \"I'm holding you accountable,\""},{"startTime":1662.0,"endTime":1664.0,"body":"no, I create the environment"},{"startTime":1664.0,"endTime":1667.0,"body":"so you hold yourself accountable."},{"startTime":1667.0,"endTime":1671.0,"body":"How do we foster this sense of self-accountability?"},{"startTime":1671.0,"endTime":1673.0,"body":"Yes, the first is expectations."},{"startTime":1673.0,"endTime":1676.0,"body":"The second, clarifying and measuring"},{"startTime":1676.0,"endTime":1679.0,"body":"what does success look like."},{"startTime":1679.0,"endTime":1682.0,"body":"How do we tell what good is?"},{"startTime":1682.0,"endTime":1684.0,"body":"What's the level of quality?"},{"startTime":1684.0,"endTime":1686.0,"body":"How do we know when we get there?"},{"startTime":1686.0,"endTime":1688.0,"body":"And sometimes we can use numbers."},{"startTime":1688.0,"endTime":1691.0,"body":"Sometimes we can't as easily use numbers,"},{"startTime":1691.0,"endTime":1693.0,"body":"and it's what are the stories?"},{"startTime":1693.0,"endTime":1695.0,"body":"What are the outputs?"},{"startTime":1695.0,"endTime":1697.0,"body":"What's the impact?"},{"startTime":1697.0,"endTime":1699.0,"body":"What's the customer reaction?"},{"startTime":1699.0,"endTime":1702.0,"body":"All of these things will help determine"},{"startTime":1702.0,"endTime":1704.0,"body":"what the measurement is."},{"startTime":1704.0,"endTime":1707.0,"body":"So clarifying, measuring,"},{"startTime":1707.0,"endTime":1710.0,"body":"and the third step, which is coaching."},{"startTime":1710.0,"endTime":1713.0,"body":"The ongoing feedback component,"},{"startTime":1713.0,"endTime":1715.0,"body":"the two-way dialogue,"},{"startTime":1715.0,"endTime":1718.0,"body":"the openness of exchange of information,"},{"startTime":1718.0,"endTime":1721.0,"body":"not the one way, but the two well."},{"startTime":1833.0,"endTime":1836.0,"body":"How you can then provide some feedback"},{"startTime":1836.0,"endTime":1840.0,"body":"to adjust or tweak or modify or change,"},{"startTime":1840.0,"endTime":1842.0,"body":"but it's really catching the majority"},{"startTime":1842.0,"endTime":1846.0,"body":"of what is it that is going well, what is working."},{"startTime":1846.0,"endTime":1848.0,"body":"And as you clarify the expectations,"},{"startTime":1848.0,"endTime":1850.0,"body":"you set those measurements,"},{"startTime":1850.0,"endTime":1854.0,"body":"now you've established when those follow-up points can be"},{"startTime":1854.0,"endTime":1856.0,"body":"so that you can have those set conversations"},{"startTime":1856.0,"endTime":1859.0,"body":"so they don't feel awkward,"},{"startTime":1859.0,"endTime":1861.0,"body":"the check-ins when they are scheduled,"},{"startTime":1861.0,"endTime":1865.0,"body":"but then it also lends itself to the very opportunistic,"},{"startTime":1865.0,"endTime":1869.0,"body":"teachable coaching moments that will just show up."},{"startTime":1869.0,"endTime":1872.0,"body":"So, as a leader, you're reinforcing"},{"startTime":1872.0,"endTime":1873.0,"body":"and you're giving that feedback."},{"startTime":1873.0,"endTime":1876.0,"body":"And then the third piece to the coaching side of it"},{"startTime":1876.0,"endTime":1879.0,"body":"is helping to remove barriers."},{"startTime":1879.0,"endTime":1882.0,"body":"Because when you've established that conversation"},{"startTime":1882.0,"endTime":1884.0,"body":"and you're asking for that feedback,"},{"startTime":1884.0,"endTime":1886.0,"body":"there may be things that you can do,"},{"startTime":1886.0,"endTime":1889.0,"body":"working with other areas outside of your team"},{"startTime":1889.0,"endTime":1891.0,"body":"across the organization,"},{"startTime":1891.0,"endTime":1894.0,"body":"to help remove the barriers that are getting in the way"},{"startTime":1894.0,"endTime":1897.0,"body":"of what your team is trying to accomplish."},{"startTime":1898.0,"endTime":1899.0,"body":"- You're reminding me,"},{"startTime":1899.0,"endTime":1902.0,"body":"one of the great leaders I've had the privilege of coaching"},{"startTime":1902.0,"endTime":1903.0,"body":"over the years,"},{"startTime":1903.0,"endTime":1905.0,"body":"he was actually a chief sales officer"},{"startTime":1905.0,"endTime":1907.0,"body":"for a financial institution."},{"startTime":1907.0,"endTime":1913.0,"body":"He was so good at catching his people doing things right."},{"startTime":1913.0,"endTime":1917.0,"body":"And I mean, I'll joke a little here"},{"startTime":1917.0,"endTime":1920.0,"body":"because oftentimes sales leaders,"},{"startTime":1920.0,"endTime":1923.0,"body":"they may not do that as success."},{"startTime":1923.0,"endTime":1925.0,"body":"It might not come to them as naturally,"},{"startTime":1925.0,"endTime":1930.0,"body":"but he really worked on catching his people."},{"startTime":1930.0,"endTime":1932.0,"body":"And he had a whole lot of directors"},{"startTime":1932.0,"endTime":1933.0,"body":"and a whole lot of men,"},{"startTime":1933.0,"endTime":1937.0,"body":"I mean, just a large group of sales force that he managed"},{"startTime":1937.0,"endTime":1940.0,"body":"and he would catch them doing things right."},{"startTime":1940.0,"endTime":1942.0,"body":"He would tell them frequently,"},{"startTime":1942.0,"endTime":1945.0,"body":"he would reinforce it, he would celebrate it."},{"startTime":1945.0,"endTime":1949.0,"body":"And they would keep doing the most important things"},{"startTime":1949.0,"endTime":1953.0,"body":"more often because that's what got paid attention to."},{"startTime":1953.0,"endTime":1956.0,"body":"And they were empowering to their teams."},{"startTime":1956.0,"endTime":1958.0,"body":"And he, in so many ways,"},{"startTime":1958.0,"endTime":1963.0,"body":"exemplified the culture of what they were trying to create."},{"startTime":1963.0,"endTime":1968.0,"body":"Anyway, great example to be able to set that environment,"},{"startTime":1968.0,"endTime":1969.0,"body":"clarifying, measuring,"},{"startTime":1969.0,"endTime":1972.0,"body":"and especially providing that feedback"},{"startTime":1972.0,"endTime":1974.0,"body":"through the coaching approach."},{"startTime":1974.0,"endTime":1978.0,"body":"- Yeah. And it's that reinforcement to cycle back."},{"startTime":1978.0,"endTime":1981.0,"body":"You're not just doing this once."},{"startTime":1981.0,"endTime":1984.0,"body":"Like so many of the topics we've talked about on the podcast"},{"startTime":1984.0,"endTime":1986.0,"body":"as we're striving to be better leaders,"},{"startTime":1986.0,"endTime":1987.0,"body":"you can't just check,"},{"startTime":1987.0,"endTime":1991.0,"body":"\"Okay, I had that clarifying conversation.\""},{"startTime":1991.0,"endTime":1992.0,"body":"Check."},{"startTime":1992.0,"endTime":1994.0,"body":"\"We've established those three KPIs"},{"startTime":1994.0,"endTime":1996.0,"body":"and when those benchmarks occur.\""},{"startTime":1996.0,"endTime":1997.0,"body":"Check."},{"startTime":1997.0,"endTime":1999.0,"body":"\"I've now had my coaching session.\""},{"startTime":1999.0,"endTime":2000.0,"body":"Check."},{"startTime":2000.0,"endTime":2003.0,"body":"\"Done. We now have an environment of self-accountability.\""},{"startTime":2003.0,"endTime":2005.0,"body":"You've begun the journey."},{"startTime":2005.0,"endTime":2006.0,"body":"- Yeah. Right."},{"startTime":2006.0,"endTime":2009.0,"body":"- And this is what continues to need to be done,"},{"startTime":2009.0,"endTime":2014.0,"body":"not only for each individual that you have on your team"},{"startTime":2014.0,"endTime":2016.0,"body":"or that you're collaborating with,"},{"startTime":2016.0,"endTime":2020.0,"body":"but for really each task and major project"},{"startTime":2020.0,"endTime":2024.0,"body":"as you're just embedding this in the culture of your team."},{"startTime":2024.0,"endTime":2027.0,"body":"- Okay, Peter, Lightning Round here."},{"startTime":2031.0,"endTime":2032.0,"body":"I'm going to ask you,"},{"startTime":2032.0,"endTime":2035.0,"body":"what's the one thing a leader needs to do"},{"startTime":2035.0,"endTime":2041.0,"body":"to be able to effectively hold others accountable?"},{"startTime":2041.0,"endTime":2046.0,"body":"- The important thing that a leader needs to do"},{"startTime":2046.0,"endTime":2048.0,"body":"to hold others accountable"},{"startTime":2048.0,"endTime":2052.0,"body":"is they need to keep track of it."},{"startTime":2052.0,"endTime":2054.0,"body":"As they are doing it,"},{"startTime":2054.0,"endTime":2057.0,"body":"like it's not this dump and run."},{"startTime":2057.0,"endTime":2062.0,"body":"You know, it's being committed to this process."},{"startTime":2062.0,"endTime":2065.0,"body":"It's being committed and recognize what is it"},{"startTime":2065.0,"endTime":2069.0,"body":"that others are being held accountable to?"},{"startTime":2069.0,"endTime":2071.0,"body":"Because if you're not keeping track"},{"startTime":2071.0,"endTime":2075.0,"body":"and you're not reinforcing to them"},{"startTime":2075.0,"endTime":2077.0,"body":"that what you've said has currency,"},{"startTime":2077.0,"endTime":2079.0,"body":"that it matters,"},{"startTime":2079.0,"endTime":2081.0,"body":"if you don't remember that,"},{"startTime":2081.0,"endTime":2084.0,"body":"then all of your efforts to try and create"},{"startTime":2084.0,"endTime":2088.0,"body":"that environment of accountability goes awry."},{"startTime":2088.0,"endTime":2093.0,"body":"So remember what you are committing to do"},{"startTime":2093.0,"endTime":2095.0,"body":"and reinforcing and instruct."},{"startTime":2095.0,"endTime":2098.0,"body":"So keep your own notes about it all."},{"startTime":2098.0,"endTime":2101.0,"body":"- Yeah, it's a good one,"},{"startTime":2101.0,"endTime":2103.0,"body":"especially to clarify those expectations."},{"startTime":2103.0,"endTime":2107.0,"body":"And again, even the language holding others accountable,"},{"startTime":2107.0,"endTime":2109.0,"body":"as long as when we hear that,"},{"startTime":2109.0,"endTime":2113.0,"body":"it's not putting the onus all on us as a leader."},{"startTime":2113.0,"endTime":2114.0,"body":"- Correct."},{"startTime":2114.0,"endTime":2116.0,"body":"- No, it is a shared."},{"startTime":2116.0,"endTime":2118.0,"body":"We create the environment"},{"startTime":2118.0,"endTime":2121.0,"body":"and people can then hold themselves accountable."},{"startTime":2121.0,"endTime":2123.0,"body":"It's a two-way part."},{"startTime":2123.0,"endTime":2125.0,"body":"But yet in the end,"},{"startTime":2125.0,"endTime":2128.0,"body":"each person needs to hold themselves accountable as well."},{"startTime":2128.0,"endTime":2130.0,"body":"Each of us has roles and you've clarified,"},{"startTime":2130.0,"endTime":2133.0,"body":"well, the leader needs to keep track."},{"startTime":2133.0,"endTime":2135.0,"body":"They need to understand, they need to remember,"},{"startTime":2135.0,"endTime":2136.0,"body":"they need to follow up."},{"startTime":2136.0,"endTime":2139.0,"body":"But that doesn't mean they're the only ones keeping track."},{"startTime":2139.0,"endTime":2141.0,"body":"The other person, the employee,"},{"startTime":2141.0,"endTime":2143.0,"body":"the other individual on the team,"},{"startTime":2143.0,"endTime":2145.0,"body":"they have responsibilities to keep track,"},{"startTime":2145.0,"endTime":2147.0,"body":"to follow up, to clarify."},{"startTime":2147.0,"endTime":2150.0,"body":"So it's not just always on the leader's shoulder."},{"startTime":2150.0,"endTime":2152.0,"body":"That's what we need to get away from."},{"startTime":2152.0,"endTime":2153.0,"body":"- Yeah."},{"startTime":2153.0,"endTime":2156.0,"body":"And when you have that conversation with your team,"},{"startTime":2156.0,"endTime":2158.0,"body":"with a member of your team,"},{"startTime":2158.0,"endTime":2159.0,"body":"and you ask them,"},{"startTime":2159.0,"endTime":2162.0,"body":"\"Now, was there anything else"},{"startTime":2162.0,"endTime":2166.0,"body":"\"that we were supposed to report on"},{"startTime":2166.0,"endTime":2168.0,"body":"\"in relation to this?\""},{"startTime":2168.0,"endTime":2170.0,"body":"And they volunteer that information,"},{"startTime":2171.0,"endTime":2174.0,"body":"you know that you're going a long way"},{"startTime":2174.0,"endTime":2176.0,"body":"to having that accountability,"},{"startTime":2176.0,"endTime":2178.0,"body":"self-accountability environment made."},{"startTime":2178.0,"endTime":2180.0,"body":"Because the opposite,"},{"startTime":2180.0,"endTime":2181.0,"body":"when you're holding them accountable,"},{"startTime":2181.0,"endTime":2183.0,"body":"what are they going to do in that chance?"},{"startTime":2183.0,"endTime":2186.0,"body":"I get to put one over on the boss."},{"startTime":2186.0,"endTime":2189.0,"body":"They're not checking in on me on that."},{"startTime":2189.0,"endTime":2191.0,"body":"But when they are,"},{"startTime":2191.0,"endTime":2193.0,"body":"they're owning it and they're sharing it"},{"startTime":2193.0,"endTime":2195.0,"body":"and they're talking about it."},{"startTime":2195.0,"endTime":2197.0,"body":"I mean, just imagine the great things"},{"startTime":2197.0,"endTime":2198.0,"body":"that come from that."},{"startTime":2198.0,"endTime":2199.0,"body":"And we've seen it."},{"startTime":2199.0,"endTime":2202.0,"body":"We've observed that as we're coaching others."},{"startTime":2202.0,"endTime":2204.0,"body":"Okay, Daniel, so Lightning Round back to you."},{"startTime":2204.0,"endTime":2207.0,"body":"And that was kind of a long lightning response"},{"startTime":2207.0,"endTime":2208.0,"body":"we just had."},{"startTime":2208.0,"endTime":2209.0,"body":"But this one,"},{"startTime":2209.0,"endTime":2212.0,"body":"what do you do as a leader"},{"startTime":2212.0,"endTime":2215.0,"body":"if your team starts to balk"},{"startTime":2215.0,"endTime":2217.0,"body":"at these efforts,"},{"startTime":2217.0,"endTime":2219.0,"body":"at these, you know, changing the behavior?"},{"startTime":2219.0,"endTime":2222.0,"body":"What do you do if you get resistance from your team"},{"startTime":2222.0,"endTime":2224.0,"body":"about changing the accountability perspective,"},{"startTime":2224.0,"endTime":2226.0,"body":"that paradigm?"},{"startTime":2226.0,"endTime":2227.0,"body":"- I love it."},{"startTime":2227.0,"endTime":2228.0,"body":"Two things."},{"startTime":2228.0,"endTime":2230.0,"body":"You can decide which approach."},{"startTime":2230.0,"endTime":2233.0,"body":"The first approach is to ask them,"},{"startTime":2233.0,"endTime":2235.0,"body":"what can we do differently?"},{"startTime":2235.0,"endTime":2237.0,"body":"As you're clarifying the results"},{"startTime":2237.0,"endTime":2239.0,"body":"that need to be achieved,"},{"startTime":2239.0,"endTime":2240.0,"body":"asking everybody,"},{"startTime":2240.0,"endTime":2242.0,"body":"these are the results."},{"startTime":2242.0,"endTime":2246.0,"body":"What can we do together to accomplish them?"},{"startTime":2246.0,"endTime":2249.0,"body":"And to frame it as a group,"},{"startTime":2249.0,"endTime":2251.0,"body":"this is what we need to work together"},{"startTime":2251.0,"endTime":2254.0,"body":"and to make it an open and honest dialogue."},{"startTime":2254.0,"endTime":2255.0,"body":"The other approach,"},{"startTime":2255.0,"endTime":2258.0,"body":"if for some reason there is not enough trust"},{"startTime":2258.0,"endTime":2260.0,"body":"to be able to do that,"},{"startTime":2260.0,"endTime":2262.0,"body":"or the environment is not conducive,"},{"startTime":2262.0,"endTime":2265.0,"body":"then you just need to make the call"},{"startTime":2265.0,"endTime":2267.0,"body":"and you need to set the example"},{"startTime":2267.0,"endTime":2268.0,"body":"and you need to start somewhere"},{"startTime":2268.0,"endTime":2271.0,"body":"and clarify the expectations for the people"},{"startTime":2271.0,"endTime":2275.0,"body":"and to then get some small wins"},{"startTime":2275.0,"endTime":2277.0,"body":"so that people can start to see,"},{"startTime":2277.0,"endTime":2278.0,"body":"hey, I'm meeting it,"},{"startTime":2278.0,"endTime":2279.0,"body":"I'm hitting it,"},{"startTime":2279.0,"endTime":2280.0,"body":"this is good."},{"startTime":2280.0,"endTime":2284.0,"body":"And you need to be more directive."},{"startTime":2284.0,"endTime":2285.0,"body":"Either approach,"},{"startTime":2285.0,"endTime":2287.0,"body":"you choose as a starting point,"},{"startTime":2287.0,"endTime":2291.0,"body":"but you need to move things forward as a leader"},{"startTime":2291.0,"endTime":2294.0,"body":"and not just wait for the team always."},{"startTime":2294.0,"endTime":2297.0,"body":"So decide which approach makes sense"},{"startTime":2297.0,"endTime":2302.0,"body":"and move and keep learning as you go."},{"startTime":2302.0,"endTime":2304.0,"body":"- Those are great, great suggestions."},{"startTime":2304.0,"endTime":2307.0,"body":"And to even pick a project"},{"startTime":2307.0,"endTime":2308.0,"body":"that you're going to start on,"},{"startTime":2308.0,"endTime":2310.0,"body":"find one little aspect"},{"startTime":2310.0,"endTime":2313.0,"body":"that you can start to make progress on."},{"startTime":2313.0,"endTime":2314.0,"body":"- Cool."},{"startTime":2314.0,"endTime":2315.0,"body":"- It
