Your promotion changed what success looks like. We walk through a clear, practical path for first-time managers to shift from doing the work to leading the work without burning out or micromanaging. If you’ve felt the awkwardness of managing former peers, the pressure of new expectations, or the swirl of self-doubt, this conversation gives you a simple framework to steady your footing and start leading with confidence.

We introduce the Clarity Compass and break it into five parts you can apply right away. First comes purpose: define why you want to lead so you can make decisions with intention when the pressure spikes. Then we move into role clarity: set responsibilities, success metrics, and performance goals so you stop filling gaps with busyness and start driving outcomes. We focus on understanding your people—mapping strengths, motivations, and constraints—while also building your support system of mentors, peers, and allies who help you navigate sticky moments faster.

From there, we dial in the how: delegation for outcomes, crisp communication that aligns the team, and feedback that is specific, timely, and useful. You’ll learn to set guardrails, reduce rework, and model curiosity through change so your team takes more ownership. Finally, we land on action. You’ll pick a single next clear move to complete within 48 hours—whether it’s aligning success metrics with your manager, scheduling one-to-ones, or setting priorities and boundaries for the week—because progress compounds confidence.

If you’re ready to lead with clarity, impact, and less sacrifice, this episode is your starting point. Subscribe for more practical leadership strategies, share this with a new manager who needs a boost, and leave a review to help others find the show.

Here's your host, Debbie Peterson of Getting to Clarity.

SPEAKER_01

All right. So let's dive in.

Why New Managers Struggle

SPEAKER_01

Why new managers struggle and how clarity can make the transition smoother. You know, the reality of stepping into leadership is that you've likely worked really hard, you excelled in your role, and you earned that promotion. But now, as a manager, everything will feel a little different because it isn't as much about what you can do. It is more about how you can be as a leader. So suddenly, you know, what made you successful before, your ability to get things done no longer defines your success. You need new strategies so you're in the right place. Now, as a new leader, your success depends on how well you lead others. And that shift can feel just a little bit overwhelming. And when you get overwhelmed, things swirl in your head, fatigue kicks in, self-doubt creeps up, and managing, especially former peers, if you rose from within the ranks, right, can feel a little awkward. But the good news is clarity makes all the

difference. So why the transition feels so difficult? Moving into leadership isn't just a title change, it's a mindset shift. You're no longer judged by your personal productivity, but by how well your team performs. It is about you being able to support them and their productivity and success. So your success now means developing others to do great work. You used to be the go-to problem solver, but now your role is to empower your team to solve problems on their own. Coaching and managing former colleagues can be tricky. You have to balance your authority with trust all the while building a new sort of relationships. These relationships are now being redefined. So the biggest challenge is not having clarity on your role, your responsibilities, or your leadership approach. Because when you're not clear on this, you're left second-guessing yourself at every single turn. So what can you do about it? Well, that's a

SPEAKER_01

great question. And as always, I glad you asked. So there's a tool I have, it's called the Clarity Compass. And we use it for new leaders. And it's a tool that I've developed that can help make your strength your transition a little smoother. You need clarity in five key areas.

Clarify Your Why

SPEAKER_01

So the first area, why? Your leadership purpose. Why do you want to lead? Leadership without purpose feels like a chore. So take some time and define what being a leader means to you. So, for example, maybe you want to lead because you love helping people grow, you know, or maybe you have a vision for what your team can accomplish together. My son is new to leadership, and I asked him recently, he picked me up at the airport. I said, okay, is it what do you enjoy more? Is it the people, or is it kind of the process or the work? And he goes, Oh, definitely the people. He loves supporting them, coaching them to get them feeling confident and rising and being successful in their own roles. So you got to have a vision for the kind of leader that you want to be, you know, helping people to grow, or maybe you have a vision for what your team can accomplish together. Getting clear on your why, and there's no wrong answer, helps anchor you when challenges come up. Okay, because you're gonna have them. Leaders who lack purpose often feel disconnected.

Define Role And Success Metrics

SPEAKER_01

It's like just getting through the day when you don't have purpose in your leadership. But when you do have purpose, when you lead with intention, you are able to stay grounded even when the obstacles show up. Number two, you need to get clarity on what your role and your responsibilities are. What does your success look for you like a leader? So new managers who don't define their role tend to micromanage. They avoid setting expectations because they think they have to do it all themselves. They struggle with delegation, and that is a recipe for stress, my friends. So get clear on what is expected for you, your key responsibilities, your success metrics, and your performance goals. That will help you get clear on what is expected of you as a leader now.

Know Your Team And Support System

SPEAKER_01

Next, number three, you need to get clarity on who. Who is your team? Who is your support system? And, you know, who are you leading? Take time to understand your team, their strengths, their motivations and challenges. But also, leadership isn't a solo act. So who are the people that help to support you? Who are the mentors? Who are the allies? Um, you know, where are the leadership networks that can support you? Building strong relationships all the way around with the people that work for you and with the people that can support you is how you are going to be able to navigate challenges with confidence because you will not be isolated.

Build Skills And Lead With Curiosity

SPEAKER_01

The next thing you need to get clarity on is the how. Leadership skills and mindset shifts. Delegation is big. Trusting your team instead of trying to do it all by yourself, even if it doesn't always go the way that you plan. Communication becomes even more important because your words now set directions, not just for yourself, but for others. So being able to speak with clarity, with confidence, to be able to accurately articulate the vision is so important. Learn to give constructive and motivational feedback to your team. That is how they're gonna have a chance to grow and everybody is moving forward. So leadership is a process, it's a dynamic, and the more flexible you are with how you are able to go about it, having that curiosity in your leadership, the better you're gonna be able to navigate change. Because there isn't one set way to navigate change. And, you know, just like death and taxes, change is a uh for certain. And it's also pretty constant.

Decide Your Next Clear Move

SPEAKER_01

The fifth thing you need to get clarity on is now. What is your next clear move? What will you do now? As a result of listening to this episode, what is one thing that you can do today to establish yourself as a leader? Is it, you know, setting clear priorities and boundaries? And it'll help you to prevent burnout later. You know, leadership isn't about being perfect, it's about progress. So start small, stay consistent, and redefine your approach as you go. Get clarity on why you want to lead. Get clarity on what your success looks like as a leader. Get clarity on the leadership skills and the mindset shifts that you know you need to implement. And then get clarity on your next clear move because clarity makes the difference. New managers don't struggle because they're unqualified, they're very qualified. They struggle because they lack clarity on how to lead. Confidence in leadership comes from clarity on your role, on your impact, and on your next steps. So when you get clear what leadership means to you and you start making small, even tiny intentional moves, you are setting yourself up to lead with more confidence, more clarity, and more impact. So within the next 48 hours, what is one thing that you can focus on? Define it, commit to doing it, and take action on it. And remember, leadership isn't about having all the answers, it's about being willing to be curious, to learn, to grow, and to guide others along the way. Every great leader started somewhere, and your journey is just beginning. So clarity isn't a destination, it's a process, and it helps to unlock your potential at every stage of your leadership.
