Through structure, systems and strategic design, she more than tripled revenue, reduced her work weeks to 16 hours, generated over 17 million in total revenue and exited before age 40. So I thought it was about time I dug into what you did. And boy, what a story. So take us there. Tell us a little bit about yourself and how you got to do and be what you're doing now.

Yeah, so thank you. So it has been a journey. So in 2007, I started a senior home care franchise office. It was a vacant office, grew it to a million dollars in just three years, like you said, but it was requiring 80 hour weeks. So on the outside, everything looked amazing.

You know, I was successful. had, you know, to be the top agency in the area. If you needed care for your mom or dad, like you called my office. But behind the scenes, it required me to work so many hours in order to get it done. And I did have a team. Let me be very clear on that. You know, I had an office team and then I had caregivers out in the field. But one weekday morning,
I was so excited. We had taken on this client on kind of the outside of our territory that was hard to staff because we needed the money. And I was so excited. I had been doing the shift myself for a couple of weeks and we finally found a caregiver to go and I got up at four, left my house at five, got there at six, ready to introduce her to the client and she didn't show. And I ended up doing that shift in my suit and heels.

And then when I was done at nine o'clock, I got in my car and burst into tears. And that was right when we were hitting a million dollars. And that was literally my drawer line in the sand moment and said something has to change. Because I don't know about you, but for me, like you make these declarations, right? Like, I can't do this anymore. I need to fix this or that or whatever. But then, you know, you forget about that pain and you go on to something else. Right.

And so but that day something different like I knew I couldn't keep going at that pace any longer. And so at my mom's assistance, I met with a coach and I was really kind of embarrassed about it actually, because back then, I didn't know anything about coaching, right. And so I thought I was a problem solver, figure it out kind of girl jack of all trades. And it was really the point where

I was embarrassed that I needed help and couldn't figure it out on my own. And so I put the appointment on my calendar as busy and private, skulked out the back of my office to the shady diner down the street, bombarded all of my problems on him. And he basically said in my business was lacking systems. And I was like, how could everything that's causing me to work 80 hours become down to systems? And so,

Ironically, later that week, one of my team asked me the same question for like the 10th time that month. And, you know, I wanted to poke a fork in my eye, but instead, you know, I told her the answer. But at five o'clock that night, when I could finally like throw off my suit jacket, throw off my heels, and do the work that I was supposed to do all day, but couldn't, right? I looked at that system I had developed, and I realized that

It was out of date. I had done it pretty crappy probably when I was too busy and it was no wonder she wasn't following it. And so that night I spent 60 minutes. And a couple weeks later, I was like, wow, she hasn't asked me that question. Where'd she go? Right? Like, how come my office is not looking like Macy's at Black Friday revolving door anymore? Right? And so

She, I walked into her office and I was like, Oh, I just wanted to check in. Like, how's that system going? And she looked at me and she was like, fabulous. And she went back to work. And literally my mind was like blown, right? Like probably my mouth was hanging open and I went back to my office and that moment I said to myself, Oh my gosh, in 90 minutes, right? 60 to design 30 to show her. I had delegated that system and she never asked me that question ever again in the next seven years that I own that business.

You described it so exactly like exactly what I was thinking when I came up with delegation of the mind and that you this stigma like I don't need help. Like, this is embarrassing. I need to go hide with this guy in the corner to learn this stuff. So you delegated your mind. So kudos. And look where I got you. Right?
and then creating a system in 60 minutes and passing it off in 30 and not hearing from someone again. Amazing. So, I mean, did you just keep doing that again and again with others?

Yeah, well, exactly. Right. And so at that moment, I realized like, OK, so the coach have been right. Right. But I was like, OK, I'm on to something. And so I just started chipping away and redesigning every system in my business and ultimately the foundation of my business. And I spent two years doing that. It was definitely more tears during that two years because I was

Two years later, in October of 2012, I was actually able to leave my office for 30 days straight, jump in the RV, head down to sunny South Florida where I live now. The business didn't fall apart. I wasn't attached to my laptop. I wasn't attached to my phone.

And that just really opened my eyes to what I had done. And then I spent the next five years fine tuning that business, sold it after 10 years for top dollar that the franchise network had ever seen. And it was all because of delegation.

Exactly. you know, that's the thing is, so what I realized and so what evolved after that is so many women, you know, they saw me those five years after I had taken that trip and they were like, how did you do it? And I always gave them just some like random answer, you know, whatever. But then when I sold the business and I started coaching, it was like, I really need to come up with a framework on

what it is I exactly did. And so I sat down and broke it down and it comes down to four core pillars. These are the four pillars that every single successful business needs in order to scale like truly, right? Without the owner, you know, going into burnout or any of that kind of thing. And so when I broke those down, I named it the 16 hour owner system. And

That is ultimately what I help service based women business owners do now is I help them integrate those four core pillars into their business. And then that way their business is ready to truly scale without them in the daily operations.

So the 16 hour owner system lives within, it's being rolled out in a 12 month integration called the Simply Rich Business Experience. And that's gonna be in three phases because let me tell you why and what I've seen working with women over the past five years. So phase one is where we're in your business, right? Every day, where you are now. But what we do differently is we look at everything from like a wide angle lens, right?

So when someone comes to you and says, for instance, I was on a sales call with a woman and she said, my six figure operations manager just told me we were out of paper. Okay. So instead of telling, like fixing the problem, right. Or telling her what to do. We zoom out while you're still in the daily operations and we say, why is this happening? Right? Does she not have a credit card? Is it not on auto ship? Like, does she not know where we buy office supplies? Like what is missing here?

right? Because it's not as easy as her just going and buying paper because that's not a system. The system is saying, okay, it looks like we go through 10 reams of paper every quarter. We need this on auto ship, right? And so that's phase one. Zoom out wide angle lens. Where the key is, is phase two. We spend the next 90 days after that testing it.

Because here's what happens, right? So we delegate something, we create the system, we delegate something and we're like, yay. Do you have a minute to talk? Right? And we answer it because we've trained ourselves to do that.

Because we want to test what we developed. This is where most women get into trouble because we're still busy. And so it's easier to just say, here's the answer versus saying,

Once we kind of get those six months under our belt, we're in that phase where you're becoming that strategic leader, right? You're becoming that visionary. You're doing future forecasting and hiring and revenue growth and all of those different kinds of things.

Exactly. But there's a process. I would love to tell your audience what the three step process is. Yeah. So here's the thing, right? I see so many women, they come to me and they say, Salem, I developed a system. I'm like, great. Like, did you follow the three steps? And they're like, what three steps? And I'm like, okay, here's how it goes. So the first one is design, right? So we want to design the system.

But you have to, it's not like in the old days, I would type something up and put it in a binder. I don't even know. Do they still make binders? Like, yeah. But nowadays you can literally have a video. You can have a checklist. You can have an audio. You can have a custom GPT. Like you can design a system however the heck you want, but you want to think about who's the end user and who's the best person to have it, right? Like what format. So we got a forward thing there.

And then one last thing is to integrate. This is what sets us up for the delegation. So this is where we're integrating it into your business. So it's like, who's going to use it, right? What do they need to get it done? So they need like.

So a three step freedom systems formula, design, refine and integrate. your systems, if you developed a system and it's not being followed, it's most likely because you missed step two or three.

So if this is a system you're going to delegate to someone else, that's when the one and done delegation method comes in. And so the first thing in that is schedule a meeting with the person that you're going to be delegating it to, not do as I did and probably threw it on her desk as I was running out the door. But schedule a meeting. And the first thing you want to talk about, why it's needed in the business.

You know, we need to make sure we have correct client to team member ratios, right? For safety, we need to make sure that we have, you know, break periods covered. So we have an overlap there so everyone can get their allotted break time, right? You know, it could be that we're just trying to improve efficiency and we're going to take the revenue from that and we're going to filter it back into bonuses and raises, right?

Yep, exactly. So that's step one. Step two is why each step is integral to the outcome. So we all know everyone's busy, right? So we look at this system at someone just handed you and you're like, I don't think we need step three. Like, you know, whatever, right? But let's think about McDonald's and their infamous hamburger system, right? They're the ones who develop like the perfect hamburger in the system and all of that, right? Well, if McDonald's doesn't teach their chef,

that every burger has to get to this temperature, we could either have a burger that's like leather or we have a burger that's undercooked. And so we can't skip any step in the process because it's not going to come out the same. This is where brand standards don't get followed. So final step is that step by step document that we created in the three steps systems formula, freedom systems formula, until they know it like the back of their hand, but it's not like just giving it to them. It's a sign off. it's saying, Bonnie, here's the checklist. We go over each step. I want you to read it and tell me back what exactly your understanding, right?
Because here's the thing, when I had my franchise business, we were beta testing a new software and they said, we're really struggling to have people do a few tasks. Do you think you can just watch your team do this so we can understand like why people are doing things, not how we expected, right? So I was like, okay. think at the time I had like six people. So I sat down and I watched each of them and my mind was blown because each one got to the same result.

but they didn't follow the same path because everyone learns differently. And so the problem is, is yeah, they got to the same result, but some people it took way longer. It might not all have been the same, but this is where I learned that if I teach you something, I need you to say it back to me to make sure that

And so if you've developed a system that someone needs to follow in order to uphold your brand standards or whatever, and you don't use these two frameworks, you're clearly feeling that your team is in your inbox, like as you get out of bed in the morning, they're asking you questions all day long. It's like,

You know, I think the biggest thing is I'll tell you two things. first, I'll tell you this. I owned a senior home care franchise for 10 years and I did it all in the beginning. And so I had many conversations with senior clients at the end of their life and no one ever said to me they wish they had worked more, right? They all expressed regrets. I wish I had a better relationship with my spouse. I wish my kids were here caring for me instead of you.
