In the early 1990s, Pepsi rolled out a bottle-cap promotion in the Philippines meant to reward loyalty and outshine competitors. It was simple, it was scalable, and it seemed safely contained. Until it wasn’t. One routine decision set off a chain reaction no one inside the company had modeled for, turning a promotional win into a lesson about incentives, scale, and what happens when the public takes you at your word.
