Delegation is supposed to make your life easier as a business owner. But what if the way you’re delegating is actually making things worse?

In this episode of The KeyHire Small Business Podcast, Corey Harlock sits down with entrepreneur, author, and leadership mentor Atiba de Souza to unpack the myths around delegation and why so many small business owners struggle to build teams that truly take ownership. Atiba brings nearly three decades of real-world experience running businesses and leading teams. And he does not pretend he got everything right the first time. In fact, he openly shares some of the hard lessons he learned along the way, including a period when his company hired more than 200 people just to fill six positions over two years. Those kinds of painful experiences forced him to rethink how leadership, hiring, and delegation actually work inside a growing business.  

One of the biggest themes in this episode is the reality that many leaders misunderstand what delegation really means. Too often, business owners try to solve delegation problems with more instructions, more documentation, or more processes. Atiba even describes becoming what he calls the “SOP king,” building hundreds of documented procedures in an effort to fix problems inside his companies. While things improved in some ways, the deeper leadership challenges remained.  

The breakthrough came from an unexpected place: youth football. While watching a quarterback coach work with his son, Atiba heard a lesson that completely changed how he viewed leadership. The coach told the players that once the play begins, the coach cannot help them. They have to learn how to coach themselves on the field. That insight eventually reshaped the way Atiba thought about delegation in business.  

Instead of focusing on controlling every step of the work, leaders need to help their teams develop the ability to think, make decisions, and solve problems on their own. That realization led Atiba to develop what he now calls the CASE Method, a simple coaching framework designed to help employees learn from real work situations and build stronger decision-making skills over time.  

Corey and Atiba also dive into several challenges that small business owners face every day. They talk about hiring for potential versus hiring for experience, why many founders become the bottleneck in their own company, and the dangerous mindset of “I can do it faster myself.” While that approach may feel efficient in the moment, it often prevents teams from developing the skills they need to operate independently.
