We have arrived at the final strategy within the Achieve milestone of the Efficiency & Profit Framework: Success.

After setting your Direction and building the Accountability to stay on track, this episode is about the crucial step of actually recognizing and understanding your results. Many business owners are moving forward and improving, but because they only focus on what needs fixing next, everything still feels like a relentless slog rather than an achievement.

We explore why traditional KPIs like revenue, profit, and bank balances are often useless for driving your business forward because they are "lagging indicators"—they only tell you what has already happened.  You'll learn how to stop reacting to poor outcomes with guesswork, and start intentionally influencing your results so that progress becomes predictable, repeatable, and scalable.

In this episode, you’ll learn:

  1. Why the final strategy inside the "Achieve" milestone is Success, and why recognizing what's working is vital for momentum.
  2. The danger of the "what's next?" mindset: How skipping past achievements makes progress feel like endless effort.
  3. The critical reframe: Achieve isn't just about hitting a goal; it's about understanding what actually created the result.
  4. Why looking only at revenue, profit, or bank balance is looking in the rearview mirror—they tell you there's a problem, but not why.
  5. The difference between tracking outcomes (results) and tracking drivers (the actions that create the results).

Key Takeaways:

  • Stop Skipping Your Wins: If you don't pause to measure and recognize what is actually working in your business, even real progress will just feel like an exhausting treadmill.
  • Traditional KPIs Are Too Late: Revenue and profit figures only confirm an outcome. To truly control your business, you must track the drivers—the specific actions and metrics that lead to those final numbers.
  • Don't React to the Outcome; Fix the Cause: When you only track results, a bad month leads to panic and guesswork. When you track drivers, you know exactly which lever to pull to get the business back on track.
  • Understanding Creates Predictability: When you know exactly why something is working, small wins become repeatable.

Welcome to Get Your Shift Together. The Puffit and Growth Podcast. Your Puffit and Growth Business Advisor. I help businesses scale by design so they gain more capacity with less stress, less cost, less dependence in the owner. In the last episode, we looked at accountability. Because once you've chosen your direction, you need to stay on track long enough for it to actually take effect. Without that consistency, momentum doesn't build. So now we move into the final strategy inside the Achieve Milestone. Success. Because direction sets where you're going, accountability keeps you moving, but success is where you actually see it. Let me ask you something. How often do you actually stop and recognise what's working in your business? Not guessing, not assuming, but actually see it. Because most business owners don't. They're moving forward, they're doing the work, things are improving. But it still feels a bit like, are we actually getting anywhere? Because results aren't always obvious. And if you can't clearly see them, it's very hard to build on them. So most businesses focus on what's next, what's not been done, and what still needs fixing. But they skip past what's already working. So even when progress is happening, it doesn't feel like it because it's not measured. It's not being recognised. And it's not being tracked in a way that shows movement. And without that, everything still feels like effort instead of achievement. Success isn't just about hitting a goal. It's about understanding what actually creates the result and what to do when it doesn't go the way you expect. Because most business owners don't avoid KPIs because they don't care. They avoid them because they've been shown the wrong ones and maybe they're just not the relevant. Revenue, profit, the bank balance. They're not useless KPIs, but they're too late. They tell you what's already happened, not what's about to happen. And that's where businesses get stuck. Because if something isn't working, those numbers don't tell you why. They just confirm there's a problem. The numbers that matter aren't the results. They're the drivers of the results. Not did we make a profit? But what created the best profit? Not is cash tight? But what is slowing cash down this month? Not are we busy? But maybe what is actually converting into revenue? Right now, most businesses are trying to improve results without understanding what's actually driving them. So when something doesn't go to plan, they don't fix the calls. They just react to the outcome. And this is the shift most businesses never make. They track outcomes, but they don't understand what's underneath them. So when results dip, they don't know what to adjust. They guess, they react, they change direction too quickly instead of going deeper. Because when you understand the drivers, you don't just see the result, you can influence it. You can fix what's off, you can double down on what's working, and you can move the outcome on purpose. Success isn't about having KPIs. It's about knowing exactly what sits underneath them. So you can control what happens next. If achievement isn't clear, momentum starts to weaken, because there's nothing solid to anchor the progress to. You don't know what's working best, you don't know what's worth repeating, and you don't know where to focus. So you either keep doing everything or start changing things too quickly. Both of these slow you down. Because without understanding what's underneath the result, you can't improve it with intention. So success within the efficiency and profit framework is about making results visible, understandable, and controllable. It's knowing exactly what to monitor, what drives the outcome, and how to adjust when things don't go to plan. When you understand what's driving your results, everything changes. You stop guessing, you stop reacting, and you stop second guessing your decisions because you can see what's working. And more importantly, you can see why it's working. So you don't panic, you adjust. You tweak the driver, you test the change, and you move the result. And over time this creates consistency. Small wins become repeatable, results become predictable, and progress becomes something you can rely on. Now there's a shift from hoping things improve to knowing how to improve them. Because achieving the result isn't the end, it's the beginning of the next level. Once you see what's working, you don't stop. You build on it, you refine it, you strengthen it, and you scale it. Because now you're not chasing results, you're creating them again and again. This is what the success milestone is really about. Direction sets where you're going. Accountability keeps you moving, and success shows you the result and gives you the control over how it happens. Because success isn't luck, it's understanding what works and what doesn't, and then doing it on purpose. Results don't come from tracking numbers, they come from understanding what drives them. This is the final strategy of the achieved milestone and the final episode of this series. This is about building a business that performs consistently and keeps improving. In the final episode of this series, we're going to bring everything together. Because this framework isn't about quick wins, it's about building a business that performs consistently and keeps improving. Until then, take a look at your numbers and ask yourself do I just see the result or do I understand what's creating it? And as always, stop chasing time, start owning it, and go get your shift together.
