What's up, guys? Welcome back to the Trailer Hustle Podcast. My name is Justin, and this is the Trailer Owners Network. In this episode, we're going to be talking about how Jake got a start in the trailer industry, how his business has evolved over the years, some of the challenges he's faced along the way, and the lessons he's learned that can help anyone looking to build a business in the trailer industry. Uh, I know you're you're you're busy as all get out and all that stuff, but thank you for taking the time. Um, more importantly, thank you for sponsoring the giveaway. And also, I I want to ask questions just about running a dealership, starting a dealership, and all that, because I always talk about how trailer rentals are like the gateway drug into the trailer industry. And sometimes that's people getting into dealerships or doing hotshot or junk removal, whatever. And I'd love to pick your brain and get some insights from you on operating a dealership, getting started, where you came from, all that, if that's cool with you. Um but before that, man, if you could tell everybody kind of who you are and what you do and a little bit about you, man.
SPEAKER_00Yes, sir. Well, obviously, first thing, Justin, super happy to work with you in the uh trailer hustle community. Excited to see what this partnership will lead to within the community. Uh happy to give away a trailer. Hopefully that goes to somebody who's uh able to utilize that. Um my name's Jake Damala. I own a trailer dealership here in Rustburg, Virginia. That's right outside of Lynchburg. Uh we've been here. Well, I've been uh doing this since 2021. Uh we've moved locations a few times, but uh yeah. That's awesome. We just got into the rental gang, namely from the trailer hustle thing.
SPEAKER_01Yeah, yeah. Well, I definitely am gonna ask you some bigger questions about that. I'm curious, uh, because I know when I came and visited you, I think you're now on like a two-acre lot or a little over two acres, something like that. That's right.
SPEAKER_00Yes, sir.
SPEAKER_01Yeah, so before that, what was the motivation for moving? Was it because you wanted to own property, or was it just too small, or like what were the conditions, or what was the reason for moving? And then also I'm curious what the transition was like moving a whole fleet of trailers, how did it impact business with your advertising and all your print material and just everything you have, changing addresses and all that? What was that process like?
SPEAKER_00Sure, sure. So the main reason we moved is because our previous location, while it was handy for me, it was only 10 minutes from home. Uh, we didn't have a lot of traffic. It was in a small town, not much traffic going by ever. Uh so everything we got was basically from advertising. Um, you know, with the same 10 cars we'd go by every single day. You know, it's the same. Uh I owned the property there. It's probably an acre usable, so there wasn't much space. Uh we had to have an off-site unloading spot for we'd unload trucks and then bring the trailers there. It just wasn't an ideal setup.
SPEAKER_02Yeah.
SPEAKER_00Uh so we moved up here in November. Um much bigger lot, much more usable space on it. We're able to unload trucks here, which is you know, necessary for what we'll do. And uh yeah, as far as as far as business, we did get some people, you know, that were, you know, sad to see us go from uh the Amherst area as a 30, 45 minute drive, but for the most part, our stuff was coming from advertising anyway. Right. So, you know, it it wasn't too big a deal to switch the address and continue with what we were doing.
SPEAKER_01That's good, yeah. And I know the and I'm I'm gonna I'm gonna overlay some footage right now as we're discussing uh some of that drone footage that I got because you're on a it seemed like a pretty busy road. I don't know how many cars a day you have passing by you now, but it seems like a pretty busy, uh pretty busy space.
SPEAKER_00And the main thoroughfare right here, yes sir.
SPEAKER_01Yeah, yeah, and that seemed good. And I know even when I was out there filming, I mean, there was probably three or four cars that just kind of whipped in, they they kind of looked around and then whipped out. I mean, even those people hopefully eventually turn it. I mean, those are people that probably would have never come in to weren't if you weren't just on their way home. They're like, ah, let me pop in there and just kind of look around really quick. You know, those are potential future customers, so that's uh that's that's absolutely yeah.
SPEAKER_00It definitely lowered our customer acquisition 100%.
SPEAKER_01Yeah, no, that's that's great. So if I remember correctly, you because you know, I I I know I'm about to ask some questions that I've already asked, but I want to let everybody else hear the same answers because you know, you and I hung out for a couple hours there, um, or a little more, but uh you didn't get your start just in trailers, you were doing buildings or something like that, right? Like can you tell people, everybody, kind of how you got your start and what was the tipping point to get you into trailers, or what was kind of that, you know, how how'd you fall into that?
SPEAKER_00Yeah, absolutely. So I actually grew up in the portable building industry. Uh from a young age, started working from a young age started working uh in a portable building factory. Um did that for a while, uh, moved through the industry. I I halted buildings and uh ended up selling buildings. Started a few sales locations uh for the portable buildings. And the manufacturer, uh, which I actually still work for you know, work with and uh had a great relationship with Premier Portable Buildings, they got into doing trailers as well. And the way they work, it's a it's like a commission-based type deal. So they pay you commission off the sales, you don't own the inventory, which is an amazing way to get started.
SPEAKER_01Um you have to fund the whole bunch of stuff, or they just kind of they said, hey, here's all the stuff and sell it, basically.
SPEAKER_00That's right. You didn't have to fund it. They basically gave you the stuff you had to have a location and uh you know do your advertising and you're able to sell on commission. Obviously, uh the profit margins are lower that way, but it's much better way to get into it.
SPEAKER_01Yeah, I'm sure the the the threshold or the barrier of entry is like it's gotta be it's gotta be easier. Is that something that just the average everyday person can do, or did you have kind of some hookups because you were kind of in the industry already? Or what's do you know the process if somebody else was trying to do that kind of thing?
SPEAKER_00Absolutely, yes, sir. I mean it's it's pretty straightforward. So I think Premier is the only company that I know of that does it that way. So if you were looking to get into it, you know, reach out to Premier Portable Buildings, um, and they can you know help you get set up. And if anybody's in Pennsylvania, I actually in the territory wrap up there for them. So reach out to me.
SPEAKER_01Heard that. Oh, that's cool. Yeah, and I'll have you send me uh just for the the the hell of it, I'll have you send me any kind of links that you might have or uh email or something like that. I'll put it all in the description so people can click below and reach out to you because that I can't say that I was anticipating promoting portable buildings and that kind of thing, but uh hey man, if it's uh what you're doing, let's let's promote it, man. Let's let people know about it. Because again, it's you know, you never know what idea you might encounter, and you're like, that sounds pretty cool, especially when somebody breaks it on like you just did. Like, yeah, you just they they give them to you. Like, obviously, you've got to have the space I imagine to put it, and you got to do your own advertising and set up your company and all that. But you know, I mean, uh small hurdles, you know. Uh that's pretty uh pretty cool. And so the transition from doing the building thing into the trailers, you're already working with them. Did you what made you because I don't think I saw any buildings on your property that are that were for sale?
SPEAKER_00No, sir. So at this location, this is fully independent location. Um, I no longer work with them here. I do have another location about 15 minutes away where I still sell their products.
SPEAKER_01Okay, cool.
SPEAKER_00Um you know, it's it's a different product line and different uh you know financing options and things for customers than what I wanted to offer with my personal lot. So, you know, it's it's it's two different avenues. Uh it's great. Uh so I guess basically what made me want to move into doing it myself was to have more control over what I can offer customers. I want to control the pricing, want to control, you know, financing options, you know, get outside of just like rent-owned lands, which is what you know most of the portable building industry offers. Yeah. Um and so that was the uh the main motivator, be able to control inventory, get more variety. Um so that's that's what I did. I started off getting things that they did not offer, like dump trailers and stuff like that, and selling it alongside of their stuff. And uh eventually moved to where I split off the lots and have a fully independent dealership and then their own lot.
SPEAKER_01Yeah, that's awesome, man. And so did you start off by did you buy a bunch of trailers? Did you get a loan to buy them? Did you like like how what was your process? Did you just kind of buy two or four or five or something and then just slowly build up the inventory, or did you get a loan? What like what'd you do?
SPEAKER_00So the very first load, I bought a uh a load of dump trailers from a place in Tennessee, and it was a terrible experience. It took months and months to get them. Uh paid cash for them, didn't see them for a long time. Finally got them. They were very poor quality, sat on those things for a very long time. But you know, it's a learning experience, and you have to find good manufacturers to work with. And so uh so that's how I what I did at first. I did that, kind of got set up with some financing and you know, uh you know our our uh DMV here uh as far as running registrations and everything. So got it got everything set up. And uh then as time went on, I went ahead and moved into uh got a bank line of credit so I could get some more inventory and uh did that for probably about a year and then I moved on to an inventory line. So now I use an inventory line uh from NetO Financial.
SPEAKER_01Okay, awesome. That's cool. Yeah, and the reason I and I appreciate you being transparent and open with that, you know, and kind of the process because I feel like a lot of the stuff is kind of gate kept where people don't like talking about their process or how they got started. I don't know if people are like I've run into a few guys that want to act like that off day one, man, I've been this and that, whatever. And it's like, you know, not everybody starts off with you know a million bucks in the bank and you know can just just finance the operation. So there's all kinds of creative ways to find, you know, but my my builder who's turning into a what it feels like a pretty good friend, he says there's always a pathway to yes, you know. So like I I don't know, there's always creative ways to get to the answer yes. Do I want to do this thing? Is there a way to do it? Yes, like let's figure it out. And um, you know, there's all kinds of creative ways with trailer rentals with getting a dealership with whatever, and you found uh a couple of them, it sounds like so. But at the same time, you experience what a lot of people would experience, which would be some headaches along the way, but you know, you you you you learn, and it's one of those things. I know we've both been through our fair share of plenty of that stuff. So um that's uh that's awesome, man. And so uh your current lot it was pretty full. And I know you sell trailers because I follow you on on all the socials. So what is the uh what's in the future for you, man? Are you gonna be getting a bigger place? Are you looking for a bigger place or just another dealership or what?
SPEAKER_00Yeah, uh we want to move and build uh kind of the ideal dealership. We don't have a we we do servicing and we don't have the best service set up here. So we want to build a you know full full-scale shop, uh bigger location, better showroom, you know, all that. Uh probably within the next few years, next year or two would be the plan.
SPEAKER_01Awesome. I'm I'm glad you you mentioned the service stuff too, because um I'm curious how important parts and service is to the success of a dealership, you know, because I know a lot of guys that sell trailers that don't do that kind of stuff. I know guys that do that kind of stuff. And I'm just curious from you, like from your point of view, how important is that stuff to the bottom line? And I'd love to ask questions if you're open to you know answering them regarding profit margins and and kind of dispel some of the, you know, like nobody, I feel like nobody ever knows how much money people make on a trailer, dealerships make on a trailer. And of course it's gonna vary, but everybody thinks, a lot of people think I should say, not everybody think you can go to a dealership and like really beat them up on price and all this and that. I've personally never had any luck with that. Um I'm curious what the different avenues for monetization are with a dealership, whether it be uh kickbacks from finance companies, maybe, or parts, service, trailer sales, upgrades, modifications. Like I'm curious from your perspective, what's the most important, what's the most profitable, and and kind of break that down for somebody if they were thinking about opening up a dealership, thinking over to monetize.
SPEAKER_00Sure, absolutely. So parts and service, uh until you're well established, I feel like is not a massive moneymaker, especially by the time you pay your you know service guys and everything. You know, it's it's not like it's an insane amount of money, um, unless you're doing a really high volume. Uh but I do feel like it's important for a dealership to be able to offer all those, you know, all kind of the full package. I think it it makes the customers a lot more comfortable with purchasing from you. They know that they can also bring it here for warranty work, you know, repairs down the road. And it also can turn into more trailer sales from people who bring things being repaired and deciding to upgrade a trailer. You know, it just kind of solidifies your place in the in the community and area as the trailer purse.
SPEAKER_01Yeah, that makes that makes total sense. Like if you're gonna buy something, you know, with a warranty, it's nice to know that you know the place that you've already established a relationship with can can handle all that. So yeah, that makes that makes sense. What what is the if somebody was to come and buy a trailer from you, what are some of the big things that you hear from people or what are the things that they try and request and what are dealerships actually capable of doing as far as deals and that kind of thing? You know, I mean people sometimes equate it to just vehicle sales, they go and they're gonna beat them up on price and all that. I mean, what tell me about that whole process and and uh what kind of margins are on trailers in general?
SPEAKER_00Absolutely, absolutely. So obviously you have the two margins, you have your gross and your net, you know. And uh while a dealership may mark up substantially on gross, typically the net is very thin by the time it gets down to it. Um you gotta think, especially if uh there's a lot of shipping involved, you know. We get some of our trailers from Texas, you're talking four or five thousand dollars a load to bring them up here. Um and then you have uh, you know, you're you're putting the trailers together, you gotta pay employees to do that, you gotta get them inspected in Virginia. You know, there's there's a lot of little things that eat up at it, infrastructure costs, uh paying salespeople. At the end of the day, excuse me, at the end of the day, realistically, a dealership is probably only clearing around five to ten percent on a trailer.
SPEAKER_01Um which is pretty percentage-wise, it feels like I mean, I grew up in the the retail world, which is a little different. Usually you want to be 30 to 35 percent in a lot of cases, and so it's it's a little different than that, I would say. Um you know, that's so it's it's I know that the thing that I've always had success with, uh success with is like the local dealership is a place called uh FB trailers here, and uh they've been great. Brian, he's the owner, he's he's a pretty cool guy. And really the only thing I've ever been able to get is he's like, I'll throw in a spare tire wheel for you. I'm like, all right, cool, you know, a few hundred dollar value, that's fine. And I basically just pay retail. And sometimes I get lucky and he'll he'll knock prices down if it sits on the lot for too long. Um is there is there usually a strategy like that to try and move them if they sit too long, or is there an issue with I guess aside from maybe the deck starting to look a little bit sun bleached or something like that, or sunrock, or whatever you want to call it, I mean, is there uh a formula that you have if a trailer sits too long to try and get rid of it, or what's the negative versus just letting it sit and eventually somebody will get it? Like what's your mindset on that?
SPEAKER_00Right. I mean, customers when they come in and look at two trailers and one has a fresh new deck and the other one's a little great, they're always gonna choose the fresh new deck. So it kind of uh if you get a trailer, you always get some that just sit around for no reason. Yeah, you know, it's like all the same model is selling right beside it, but this one stays.
SPEAKER_02Yeah.
SPEAKER_00And uh after a certain amount of time, you know, sitting out in the weather, you do have to mark it down. It's just the only way to get rid of them.
SPEAKER_02Yeah.
SPEAKER_00Um and and we do that, and you know, occasionally we take a loss on a trailer just to move it. Um and I will say with the uh what I mentioned about the five to ten percent, it all it also very much so depends on the s uh brand size, style of trailer, you know, the value. That that can vary a lot.
SPEAKER_01Sure.
SPEAKER_00Um as far as those percentages.
SPEAKER_01But yeah, with like like like all things, I'm sure. Um I mean it now that you've been in it for you know several years, because you said it was 2022 or twenty I'm sorry, what year was it you started?
SPEAKER_00Twenty-one is when I first got into the sales. I think twenty twenty-two to early twenty twenty-three is when I really started with the independent things.
SPEAKER_01Got it. So if you could go back now that you've been at it for several years, what were some of the mistakes or some of the things you're like, oh that was dumb? You know, like what were some of the the growing pains that you had? Um, where if you could go back and tell your former self, you know, your your past self, hey, do it this way, what would you say?
SPEAKER_00Right. I think uh just really watching the profit margins uh all the way through, watching, you know, gross versus net is always a big thing. Um and ensuring that you're pricing yourself to where you're actually making money, because it can be very easy to think, oh well I'm marketed up this much, I should be making money, and you don't, you know, count for all the uh all the other expenses. Um other than that, I would say the main thing would be manufacturer relationships. Finding the right manufacturers to partner with. Uh, one of my favorite manufacturers I deal with is down to earth trailers. I know they're a friend of the trailer hustle community.
SPEAKER_02Yeah, yeah, they are.
SPEAKER_00Amazing manufacturer to work with, great trailers. You know, they are a um they're not like your diamond sieve trailers, right? But they're at a great price range for most of my customers here uh for the quality.
SPEAKER_01Yeah, yeah, I know they do a lot of um, or they can do a lot of like private labeling and stuff like that. They're pretty flexible with that. I think they're owned by Triple Crown, right? So I mean they're uh you know, they and they're they're down in O'Cala, and I think Down to Earth is in is it Baxley, Georgia, if I'm not mistaken.
SPEAKER_00That's correct. Yeah, Triple Crown bought them a few years ago, um, but they are still separate brands, but they have I have seen some more merg merging stylings. Uh in my opinion, Down to Earth has been a good example on Triple Crown, but we'll see.
SPEAKER_01Yeah, yeah, for sure. Um it's and and Drew and and uh you know Heather's one of their their Drew, I think, is still a president of uh Down to Earth. He's the guy that started the whole dang thing, I believe. And Heather's been my point of contact for pretty much everything. They're they're great people, man. They're great to hang out with. And I've been out there for not just factory tours and all, but they um, you know, I've been out there, they invite me out anytime they're doing like a ribbon cutting and open when they opened up their new facility. I saw it's kind of cool that whole new manufacturing line for all their tandem axle uh or their dual tandem axle and gooseneck trailers they're making. Um, I got to see when that was like just barely a shell. I mean, it was just getting done. And then I saw it when it was a little more complete, and then I got to go see it when it was totally done, which was really cool. Uh, but yeah, they're they're great people to uh to work with. Um, so uh now when it comes to the rental game, um, you started off with a couple of trailers um just early on, right? Or how long have you been actually doing rentals and when did you kind of expand it or get the idea to expand it?
SPEAKER_00Yeah, I think I've been doing the rental since probably about 2022. I mean, pretty early on. I I took a couple of sides, and one was a trade-in, and the other was uh inventory we had sitting around. And the the big reason why I did it is because I wanted those trailers to use around you know, around the lot and around the house. Um I never advertised it at all. Uh just kind of had them there available if anybody asks. And they did fairly well. Uh, you know, even that you know there was no advertising involved.
SPEAKER_01Yeah.
SPEAKER_00Right. Yep, a hundred percent. And uh and so then this year we decided to go ahead and dip our toes into the game a little more. We ordered eight more trailers, and uh as to be expected. You know, it's a little slower starting off. We just started advertising them, uh, but definitely expect that to continue picking up.
SPEAKER_01Yeah. No, that's yeah, I saw your post. Uh did you did you do a color coordinate thing? Am I remembering that correctly? Yeah, yeah.
SPEAKER_00We did them all orange, you know, for our for our brands.
SPEAKER_01That's that's cool, man. I've seen people do them in all blue or all green or whatever. I'm I'm I'm weird, man. I I uh I know mine are gonna get meat up. I just get black if I can because it's easier to spray paint, you know. But uh that's just me. But I think it'd be pretty slick if there was like a if I had a whole fleet of just the same color stuff. I don't know. I just think it's cool.
SPEAKER_00Um Yeah, yeah, and too to kind of set it apart from our inventory so it kind of you know doesn't blend in with everything else.
SPEAKER_01Yeah, yeah. And you're you're on a great spot, man, for for people to to come up with that, especially if you start pushing the marketing more, man. I'm I'm excited to see where you go with that. And you've got what uh what kind of uh trailers did you buy for Redzel specifically?
SPEAKER_00Uh those are caliber, caliber manufacturing out of Alabama, great mid-tier trailer, um, really heavy, really heavy-duty bill, yes, sir.
SPEAKER_01Yeah, and what what kind as far as like uh what models did you get? Like I can't remember if you got dumps or car haulers.
SPEAKER_00Yeah, I got dumps, I got some driveover uh equipment, um, I got a car hauler and an enclosed.
SPEAKER_01Awesome. Yeah, what what are you seeing um kind of rent the most from uh from a dealer's perspective of renting trailers? I mean, uh everybody gets different requests, of course, because they're in different areas or or obviously if they're advertising different things, but you were getting rentals without even advertising. So have you did you order specific trailers because of feedback from customers, or like, yeah, I just want some variety, or what what kind of uh feedback are you getting on the options you have and what is our yeah, yeah.
SPEAKER_00So we um always have rented out the dump heavily. The dumps, the dump stay rented. Um the equipment uh slash car hauler, uh those do great. Yeah. So we rent out a lot of the equipment and uh the like uh we have that 10k car hauler down. One stays out. Um we actually the driveover equipment don't go out as much as the regular car haul and regular equipment surprise it. Like the kind of smaller frame trailer, you know, in our area.
SPEAKER_01Is it they're requesting a smaller trailer? Is that what it is? That's right, yeah. Interesting. Yeah. Yeah, it's I mean it's funny because you I know you've probably heard me say it a lot, and I always I know whoever's watching this has heard me say it, but driveover fenders are always something I recommend because it opens up a lot more versatility. Um, but uh at the same time, if you can't afford it or if you just don't have the demand for that kind of thing, it's it is what it is. But for me, it's just been better because I dealt with so many trailer fender damage issues. Um I was just like, never again do I want to do that, you know? Um that was just me. And then if I looked at it side by side, um, like when I bought my first um, I think it was a cardinal trailer or something, I don't remember what it was. I think I paid like $5,500 for it. Um, Cardinal Manufacturing was the brand. It was a just a 10K, 20-foot driveover fender. I didn't put a winch on it. Uh actually I never ended up putting a winch on that one before I sold it. Um that one next to my standard 82 by 20 um standard fender with a winch, they rented out about the same. Um and it was only because people requested the wider trailer so much. So it's crazy how markets can how markets can vary so much with that, man. For two, for two more. Yeah. Um, no, that's that's awesome, man. I'm I'm super stoked for you, dude. And being a part of trailer hustle, man, uh obviously I can sit here and talk until I'm blue in the face about how awesome the community is, but you know, being my community, people look at me like, well, Doug, you know, you're gonna say that, but um, you know, I I'm curious to hear from you again as far as why you wanted to do this. This is a huge giveaway. Like, this is a no-joke giveaway, give it away a trailer like this. So, why did you want to do that for a trailer host? I I know what you and I have discussed, but I want you to tell everybody else why you wanted to do this giveaway, because it's a big thing, man. I mean, it's it's it's awesome.
SPEAKER_00Absolutely. So uh I just think the trailer house community is awesome, and it's great to see a place where people are genuinely helpful. Um, you know, social media and the internet's gotten uh to the point where most of these groups are just everybody ragging on each other all the time, you know. Yeah. Um and seeing people grow their businesses and learn together has been amazing. Uh it's been great uh motivator for me and the rental industry. And I wanted to give back a little bit, uh, wanted to get our name out there to all the you know, trailer hustle members, let them know that we're here, happy to help in any way we can. And uh yeah.
SPEAKER_01That's awesome, man. Yeah, well everybody knows you're there now. That's that's for sure. I mean, doing something like that, man. Every everybody's gonna know who you are. And and and I hope they do, man, because like I said, you you're you're a great guy, man. And when I went out there, not only do you have, you know, you have a uh incredible selection, I mean you have you've got everything someone could could look for um on your lot. You work with great brands for what I've seen, and you run a good operation. I mean, everything was clean. I've pulled up to some dealerships, I'm not gonna name any names, but I've pulled up places where I'm just like, is this the dealership? Like, you know, and I'll say, hey man, I think I'm here, you know, like so you and that's okay. I mean, everybody's gonna have their their their baby steps to to grow and their thing, um, but there's the you know, whatever steps you're taking. But um you run a great operation, man, and then getting to hang out with you and uh check out like you know, the your small retail side you have there and everything, and just uh pick your brain a little bit, man. It's been it's been really cool. And uh I'm I'm super, super happy to proud uh and proud to to partner with you, man. It's uh it's been a pleasure. And two days left for this giveaway, man.
