Most organizations can explain what they do, but few can articulate how they decide. That gap is where AI risk lives.
AI doesn’t need more data. It needs a decision context. Because the real differentiator isn’t information, it’s judgment.

Episode 13, encoding judgment before scaling intelligence. AI will scale whatever you feed it. The question is, are you feeding it data or how your best people actually think? Welcome back to the Transformation Edit. I'm Whitney Hawthorne. And before we begin, let's have a drink and a think. Because today we're talking about something a lot of organizations are skipping when they scale AI. They scale it before they understand how their organization actually makes decisions. And that order, scaling before understanding how decisions are made, matters. So we're going to make a drink where the order matters. And that drink is a mojito. For mojito, you have to have all the right ingredients, but you also have to put them together in a specific order, or it just doesn't work. It gets messy and nobody wants that. So to make your mojito, what you're going to need are maybe five to ten mit leaves, depending on how much you like them. Two ounces of rum. I like dark rum. When you go to the restaurant, they usually use white rum, but I like dark rum. So two ounces of dark rum, an ounce of fresh lime juice, and a big spoonful of sugar, plus some ice. What you're going to do is in the bottom of a container, whatever container you want, put in the mint leaves, like half of your mint leaves, as well as the sugar and the rum, and then muddle it up. So just mush it all around, squish it all around. Once it's kind of squished, stir it heavily so that the sugar starts to dissolve. Then add some ice and stir or shake it up. Once you've done that, pour it into the glass that you're going to use. And after all of that, add a little bit of sparkling water, or if you want some bubbles instead. If you add the bubbles in the sparkling water before, it just doesn't work. And so the order matters. And with that, let's go ahead and talk about this. One thing I've been thinking about lately is most organizations can describe what they do, they can describe their values even, but a lot struggle to clearly articulate how they decide. And even fewer can explain why they decide the way that they decide. And if you can't explain that, you can't scale it. Because AI doesn't learn from your intentions, it learns from what you make explicit. This is really important to include as you develop out your AI projects, whether it's general AI, generative AI, or a agentic. So here's the idea: AI doesn't need more data, it needs decision context. Because the real differentiator inside organizations isn't information, it's judgment. How does a leader decide when speed conflicts with trust, when efficiency conflicts with experience, when short-term performance conflicts with long-term value? How does a SME with 20 years of experience know what to prioritize, what to ignore, what's a real risk, and what's noise? That thinking is rarely written down. It lives in instinct, pattern recognition in the lived experience of that leader or SME. And right now, most AI systems are being built without it. So what happens? The AI optimizes what is measurable instead of what is meaningful. If you're leading AI transformation, then the question isn't what can AI do? It's what do we believe and how do we decide? Because if you don't define that first, AI is going to define it for you. And you're going to find out the hard way that it doesn't actually understand. Imagine a highly experienced operator reviewing a decision. They don't just look at the numbers. They ask, what's the downstream impact? How will this feel for the customer? What risks are we not seeing yet? What have we seen before that looks similar to this? That's not data, that's encoded experience. So you have to ask yourself, where does that thinking live today? And if the answer is in their head, in the room where it gets discussed, or in the experience we haven't captured, then it's not scaling. If you're leading transformation, here's the real work. You have to first understand how decisions actually get made. Not the process, but the thinking. Ask your best leaders, what signals do you trust most? What do you ignore and why? What trade-offs do you consistently make? What do you override when the data shows you something else? That's your raw material. You have to then make implicit judgment explicit. You have to capture recurring trade-offs, decision principles, escalation instincts, this over that patterns. And not as philosophy, but actually as operational logic is how you have to collect these things. And then third, you need to translate that judgment into design. This is where most organizations stop short. Take that thinking and turn it into constraints, guardwells, escalation paths, human-in-the-loop decisions. This is how AI is going to learn your organization. Then you can scale the intelligence. Now and only now, once you have done those first three steps, do you start to scale? And then at that point, AI becomes an accelerant of your culture, not a distortion of it. Let me ask you something. If your most experienced leaders or SMEs left tomorrow, what decision logic would leave with them? Where does critical judgment live today? And is it documented anywhere? What trade-offs does your organization make consistently but never explicitly name? If AI started making decisions today, what would it get wrong and why? Answering these questions is going to be really important for your ability to scale in an effective way. AI is not replacing leadership, it's revealing it. Because for the first time, organizations are being forced to answer what do we actually believe, and how do we decide? The leaders who define this era aren't just going to deploy AI, they're going to encode how their organizations think and work so intelligence scales with judgment.
