The first few conversations rarely feel unusual. A confidential discussion, an executive session, a request for additional information. The board continues meeting on its normal schedule. The institution feels like itself. Then, almost without anyone noticing, the rhythm begins to change. I remember one board where exploratory conversations had been underway for several weeks. Nothing had been decided, nothing had been announced. The directors met on Monday. Additional information arrived on Wednesday. By Friday afternoon, another executive session had been scheduled for early the following week. No one questioned the additional meeting. The circumstances seemed to justify it. They usually do. During one discussion, a director looked up from the materials and asked, Are we going to have enough time to think about all of this? The room was quiet for a moment. Then someone answered, We may not have much choice. No one argued. The meeting continued. A few days later, another board package arrived, another call was scheduled, another executive session followed. Nothing about the institution had changed. Capital remained strong, the management team was the same, the strategic questions were familiar, only the calendar felt different. A CEO reflected on that period several months later. He said, I still felt in control. I just noticed the pace wasn't ours anymore. He wasn't talking about pressure. He was describing something much quieter. The board had gradually begun organizing itself around someone else's timetable. I remember another board where a director paused in the middle of the discussion and said, Have we actually gone back and talked about what we're trying to accomplish? Someone nervously flipped back through an earlier board packet. Another director said, We covered that in January. The board chair looked around the room before replying That was before any of this. No one spoke for several seconds. Then the discussion began again, more slowly this time. The questions hadn't changed, the pace had. And somehow that made the questions sound different. I've noticed that experienced boards sometimes respond in a very simple way. They schedule another meeting. Not because they need more information, because they want the opportunity to think together. Sometimes the most important decision isn't the one on the agenda. It's deciding that an important discussion deserves one more conversation before anyone moves forward. That decision rarely attracts attention. But I've come to believe it says something important about the way a board governs. Time has a way of changing discussions, not because directors become less thoughtful, because thoughtful people naturally begin responding to the rhythm around them. The information may deserve urgency. The calendar may not. When the pace changes, can the board still create enough space to think?
