They were wrong.

Every story we've told this season has involved secrets, secrets kept by one person, by a small group, by a unit of a few hundred. Today we go inside a secret kept by 10,000 people simultaneously, for thirty years, a secret so important that Winston Churchill called it his golden eggs, a secret that historians believe shortened the war by two to four years and saved up to twenty one million lives. And at the center of it, a man whose name you should know, whose face is now on the fifty pound note, who was destroyed by the country he saved, and who didn't receive a pardon until fifty-nine years after his death. His name was Alan Turing, and this is Bletchley Park. Now let's get into it. Here's Harry.
SPEAKER_01Thanks, Alan. I want to tell you about a crossword puzzle. In January 1942, the Daily Telegraph newspaper in London published a particularly difficult crossword. Readers who completed it in under twelve minutes were invited to write to the paper. Several dozen did. They received a letter inviting them to a mysterious location for what was described as a test. They showed up. They were given another crossword, harder than the first. The fastest finisher completed it in under eight minutes. They were then told, quietly and without particular ceremony, that they had been recruited to work on a classified government project. They couldn't tell anyone where they were going. They couldn't tell anyone what they were doing. They couldn't tell their families, their friends, or their colleagues. If anyone asked, they worked for the Foreign Office. Nothing more. They were driven to a Victorian mansion in the English countryside called Bletchley Park. What they found there, in cold wooden huts surrounding a slightly shabby country house, was the most concentrated collection of human intellectual firepower ever assembled in one place. Mathematicians, chess grandmasters, linguists, classicists, crossword champions. And one man sitting alone in hut 8, surrounded by papers and half-eaten apples, who was in the process of designing something that had never existed before. A machine that could think. His name was Alan Turing. And what he built in that hut changed the war, changed the world, and was rewarded by the country that benefited most from it, with a prosecution, a chemical castration, and a death that came far too soon. This is that story.
SPEAKER_02Harry. Before we get into the people and the operation, I want to make sure I actually understand what Bletchley Park was up against. Because the word enigma gets thrown around a lot in popular history, and I'm not sure most people, including me, really grasp what made it so formidable. Start there, please.
SPEAKER_01That's fair. The Enigma machine was a German cipher device, electro-mechanical, roughly the size of a typewriter, that scrambled military communications into what every German commander, every German cryptographer, and every German intelligence analyst was completely certain was unbreakable code, and their confidence was not irrational. The machine used a series of rotating wheels, rotors, each one wired internally to substitute one letter for another. Typer letter, and a different letter lit up on the output board. But the genius of Enigma was that it wasn't static. Every letter you typed advanced the rotors, so the same letter typed twice in succession produced two completely different outputs. And before any of that even began, operators could rearrange the rotor order and connect pairs of letters through a plugboard at the front of the machine. Adding layers of substitution that multiplied the possible settings into numbers that defied comprehension. 159 quintillion possible configurations. Settings changed every day at midnight. Every morning at Bletchley Park, the codebreakers woke up and started again from zero.

SPEAKER_01Against 159 quintilian possibilities that had completely reset overnight, and the Germans were using Enigma for everything. U-boat coordinates in the Atlantic, the submarines that were strangling Britain's supply lines and threatening to starve the island into surrender, Luftwaffe bombing schedules, army troop movements across Europe and North Africa, Hitler's own strategic communications. If you could read Enigma traffic, if you could crack even a portion of it reliably, you would have access to the most complete picture of German military intentions in real time that any intelligence operation had ever achieved. The problem was that cracking Enigma by conventional means, by human analysts working through possibilities manually, was so far beyond the boundaries of feasible that most people in the intelligence community had quietly accepted it couldn't be done. Most people, not everyone.
SPEAKER_02But the British didn't start from zero on this. There's a Polish part of the story that I don't think gets nearly enough attention.
SPEAKER_01It doesn't, and it should. The foundation of everything that happened at Blechley was built by three Polish mathematicians, Marian Rodzewski, Jirzy Rositzky, and Henryk Zigalski, working for Polish military intelligence in the 1930s. Rodzewski, in particular, had achieved something the rest of the world believed was impossible. Working from a combination of mathematical analysis and an extraordinary piece of luck, a French intelligence contact had obtained German Enigma operating manuals. He had actually broken early versions of Enigma before the war began. The Poles had built their own mechanical device for testing settings. They called it the bomber. When Germany invaded Poland in September 1939, the Polish cryptographers had weeks to prepare. They passed everything they had, their mathematical work, their methods, their device designs, to British and French intelligence. They did this knowing they were probably about to lose their country. Without that handover, Bletchley Park starts years behind where it actually started. Turing built on a Polish foundation. That is not a footnote. It is essential.
SPEAKER_02Tell me about the people they recruited to Bletchley. Because you mentioned crossword puzzles and chess grandmasters, and I want to understand the thinking behind that. And what it was actually like to be one of those people arriving at a Victorian country house with no idea what they were walking into.
SPEAKER_01The thinking was the same logic that keeps appearing in this season as one of the defining intellectual insights of the Allied war effort. Conventional thinking produces conventional solutions. And conventional solutions had already failed to crack enigma. What was needed were minds that worked differently, that saw patterns others missed, that found pleasure in exactly the kind of sustained, abstract, lateral problem solving that enigma required. The crossword competitions were one recruitment channel, Oxford and Cambridge common rooms were another. Academics approached quietly by colleagues they trusted and invited to do something important that they couldn't be told about in advance, word of mouth through mathematical and linguistic circles. The result was a community unlike anything the British military had assembled before. Ecentric, brilliant, unconventional in almost every respect, and the people who arrived, many of them very young, some barely out of university, were handed a piece of paper that began with the words, You are to work on a problem of vital national importance, and required to sign the Official Secrets Act before anyone would tell them what that problem was.
SPEAKER_0275% women, I want to make sure we say that clearly before we go further.
SPEAKER_0175% women, the Wrens, members of the Women's Royal Naval Service, and civilian female analysts who operated the machinery, processed the intelligence, managed the indexing systems that allowed ultra-intelligence to be cross-referenced and acted upon, and did the majority of the operational work that kept Bletchley functioning around the clock. They worked in shifts. They worked in cold huts without adequate heating. They worked under the pressure of knowing, in the most direct possible way, that the quality of their work determined whether people lived or died, without being allowed to tell a single person outside those huts what they were doing. The recognition they received in the official histories written immediately after the war was minimal. The recognition they received from the public for decades afterward was essentially zero. And they said nothing. Because they had signed the Official Secrets Act and they kept their word.
SPEAKER_02Harry, I want to understand Alan Turing specifically. Because everything I've read suggests that without him personally, Bletchley simply couldn't have functioned at the level it did. What did he actually build? And how did a 27-year-old mathematician solve a problem that the entire German military establishment believed was mathematically impossible?
SPEAKER_01Turing arrived at Bletchley in 1939. He was 27 years old, a Cambridge mathematician of extraordinary ability, the kind of mind that appears perhaps once in a generation, that sees structural relationships in abstract problems that are simply invisible to other people. The challenge he set himself was this. If you cannot break enigma by working through its possibilities manually, can you build something that breaks it mechanically? Not a human mind working faster, a different kind of process entirely. What he designed, working from the Polish Bomber Foundation and collaborating closely with a brilliant mathematician named Gordon Welchman, whose contribution has been almost as under-recognized as the women, was the bomb. An electro-mechanical device the size of a large wardrobe, covered in rotating drums, that could test Enigma settings at speeds no human analyst could approach. It didn't solve the problem of 159 quintillion possibilities by working through all of them. It solved it by exploiting a fundamental weakness in the way German operators used Enigma, their habits, their predictable phrases, their repeated message structures. Weather reports that always began with the same word, messages that contained standard military formalities. The bomber didn't crack the code, it eliminated the impossible, and what remained, what survived the bomb's relentless elimination, was a manageable set of possibilities that human analysts could work through. At peak operation, Bletchley had over 200 bombs running simultaneously.
SPEAKER_02200 machines, each one the size of a wardrobe or closet, running around the clock?
SPEAKER_01Running around the clock, in shifts, operated largely by Wrens who had been trained in their specific function without being told what the machines were actually for. The output, the intelligence that resulted from breaking Enigma traffic, was codenamed Ultra. And Ultra was unlike anything either side had ever possessed.
SPEAKER_02How significant was Ultra? Give me a real answer, not the diplomatic version. And I want a specific example, not just the headline numbers.
SPEAKER_01The Battle of the Atlantic is perhaps the most concrete example of what Ultra actually meant in human terms. By 1941, German U-boats were sinking Allied supply ships faster than they could be built. Britain was genuinely threatened with being starved into surrender, the island nation running out of food, fuel, and war materials, because the supply lines from America were being systematically destroyed beneath the waves. The U-boats operated in coordinated groups called Wolfpacks. They'd receive encrypted radio orders directing them to intercept convoys. When Bletchley could read those orders, the convoys could be rerouted. When they couldn't, when Enigma settings changed in ways that took days to break, the losses were catastrophic. There were periods in 1942 when Bletchley lost access to U-boat Enigma traffic for months. The sinkings spiked immediately. When access was restored, the sinkings fell. The correlation was direct, measurable, and devastating. Historians estimate that ultra-intelligence in the Atlantic theater alone saved tens of thousands of Allied lives and shortened the naval war by years. And that's one theater of one aspect of the conflict.
SPEAKER_02What about the broader picture? The figures I keep seeing: two to four years, 21 million lives.
SPEAKER_01Historians consistently arrive at those estimates when they model what the war looked like without Ultra, two to four years of additional conflict, between 14 and 21 million additional deaths. Churchill called Ultra his golden eggs, laid by the goose that never cackled. That phrase captures both the extraordinary value of Ultra and the extraordinary discipline required to protect it. Because here is where the story takes a turn that I find genuinely morally agonizing. Ultra was only useful as long as Germany didn't know Enigma had been broken. The moment Germany suspected, the moment they changed their systems fundamentally rather than just their daily settings, Ultra died. And so the Allies faced a choice that recurred throughout the war, in different forms, with different stakes, and with no clean answer. If Ultra told you an attack was coming, do you act on it? If you act on it, the Germans may realize their code is broken. If you don't act on it, people die who might have lived.
SPEAKER_02The Coventry Question.
SPEAKER_01In November 1940, Bletchley decoded Enigma traffic indicating a major Luftwaffe bombing raid was imminent. The target, debate continues among historians about exactly what was known and when, may have included Coventry. The raid on November 14 killed approximately 568 civilians and devastated the city center, including its medieval cathedral. The question that has haunted historians ever since is whether Churchill knew Coventry specifically was the target, and whether the decision was made to allow the raid to proceed, rather than evacuate the city, and risk revealing that Enigma had been broken. The honest historical answer is that the evidence is genuinely ambiguous. Some historians argue Churchill had specific knowledge and made a devastating calculation. Others argue the intelligence was incomplete and Coventry's specific targeting wasn't known in advance. What is not ambiguous is the principle that there were documented cases throughout the war where ultra intelligence was deliberately not acted upon to protect the secret, where people died, who might have lived, and the men and women of Bletchley, who knew what the intelligence said, had to carry that knowledge in silence, along with everything else they couldn't speak about for 30 years.
SPEAKER_02I want to stay with that for a moment, because we're talking about people, many of them very young, who knew things that could have saved lives and couldn't act on them, who worked in conditions of complete secrecy, couldn't tell their families what they were doing, couldn't take credit for victories they made possible. What did that actually do to people? Along with everything else they couldn't speak about for 30 years.
SPEAKER_01The personal cost of Bletchley is one of the least told parts of the story and one of the most important. There are accounts of people sitting in the huts after a particularly devastating Enigma intercept, reading traffic that described an Allied convoy being destroyed, knowing that the intelligence they held might have prevented it if it had been acted upon differently, and simply having nowhere to put that, no one to talk to, no context in which to process it. You went home, if you were lucky enough to be billeted somewhere with a family rather than the over-crowded Bletchley accommodation. And you sat at someone's dinner table and talked about the weather. Veterans who gave interviews decades later described a particular kind of isolation that was different from loneliness. You were surrounded by people. You worked in close quarters with brilliant colleagues you came to trust completely, and you were entirely alone with the most significant thing in your life. Some relationships formed at Bletchley, people who found each other in that peculiar sealed world. Some of those relationships ended when the war did because they'd been built entirely inside a secret that could no longer be shared. There are people who carried Bletchley for the rest of their lives, without ever being able to explain to the people who loved them why certain subjects made them go quiet.
SPEAKER_02Tell me about Mavis Lever. Because her story is extraordinary, and I don't think most people know her name.
SPEAKER_01Mavis Lever arrived at Bletchley in 1940. She was 19 years old. A student of German literature at University College London who had been recruited through academic channels, told she was needed for war work and given no further details. She was assigned to a section run by a brilliant but difficult cryptanalyst named Dilly Knox, one of the great eccentrics of Bletchley, who had the habit of conducting meetings in his bath. Knox recognized almost immediately that Lever had an exceptional analytical mind. She was given a section of Italian naval enigma traffic, a variant of the standard machine with different operational characteristics, and told to work on it. In 1941, she broke a key Italian naval cipher. The intelligence that resulted contributed directly to the Allied victory at the Battle of Cape Matapan, a engagement in which three Italian heavy cruisers were sunk, two destroyers destroyed, and over 2,000 Italian sailors killed. The Royal Navy lost no ships. It was a decisive victory that shaped the naval balance of power in the Mediterranean. Mavis Lever was 20 years old. She did not speak publicly about it for decades. She died in 2013, at the age of 92, finally acknowledged, finally celebrated. And when she was eventually asked in interviews about the silence, why she had never said anything, she simply said that she'd signed the official Secrets Act, and that was that.
SPEAKER_02She was 20 years old. She broke a cipher that helped sink three warships, and she didn't tell anyone for 30 years.
SPEAKER_01That sentence contains more about the human cost of Bletchley than most books manage in full chapters, and she was not unusual, she was representative. The women of Bletchley, who did the majority of the operational work, who operated the bombs, who processed the intelligence, who maintained the indexing systems that made Ultra actionable, were the last to receive recognition and the first to be forgotten when the official histories were written. The official histories were written by men, about men, for decades after the war. The women of Bletchley exist in the margins of those accounts. It took the opening of the archives, and the surviving women reaching old age and finally being interviewed, for the true shape of what they had done to become visible.
SPEAKER_021974, that's when the secret finally came out.
SPEAKER_01When F. W. Winter Botham published The Ultra Secret in 1974, it was the first time the general public learned that the Allies had broken Enigma. Veterans who had worked at Bletchley, who had spent their careers, their marriages, their entire adult lives carrying this secret, read about their own work in a published book. Many of them had never discussed it with their spouses. Some had watched colleagues receive public credit for military victories that Ultra had made possible and said nothing. They had been told the secret was for life. Most of them treated it as exactly that. Alan Turing left Bletchley after the war. He returned to academic mathematics, continuing work on what would become the theoretical foundation of modern computer science. His 1936 paper had already established the concept of a universal computing machine, what we now call a Turing machine, as a theoretical model for computation. His 1950 paper, Computing Machinery and Intelligence, introduced what became known as the Turing Test, the conceptual framework for evaluating artificial intelligence that computer scientists and philosophers still reference today. Conversation anyone has ever had with an AI assistant. Every algorithm that learns from data, every system that processes language, recognizes images, makes decisions from patterns. The theoretical lineage of all of it runs through Alan Turing. In 1952, he was arrested. The charge was gross indecency. He was gay, and homosexuality was a criminal offence in Britain at the time. He was convicted, offered a choice between prison and chemical castration. The injection of synthetic estrogen intended to suppress his sexual drive. He chose the injections. He lost his security clearance. He was barred from the cryptographic work he had devoted his career to. In June 1954, he was found dead in his home, a half-eaten apple beside his bed, found to contain cyanide. The coroner ruled suicide. Yes.
SPEAKER_02What happened to the others? Gordon Welchman. Dilly Knox? The people who built this alongside Turing.
SPEAKER_01Dilly Knox died of cancer in 1943, before the war ended, before any recognition was possible, still bound by the secret he had served. He knew the work mattered, he didn't live to see how much. Gordon Welchman, whose contribution to the bomb design was arguably as important as Turing's own, emigrated to America after the war and eventually began writing about his work at Bletchley. In 1982, he published a book called The Hut Six Story, which described his codebreaking methods in detail. GCHQ, the British Signals Intelligence Agency, revoked his security clearance as a result. An elderly man who had spent the most important years of his life building the machine that helped win the war, lost his clearance for writing about it 40 years later. He died in 1985, his reputation partially restored, but never fully. The pattern with Bletchley is consistent. The people who did the work carried the costs. The recognition, when it came, came late and came unevenly, and for the man whose mind made the most fundamental contribution of all, it came after his death, in the form of a pardon and a banknote.

The huts where 10,000 people sat in cold silence and changed the world have been preserved. Mavis Lever lived to see Bletchley finally celebrated. She died in 2013 at the age of 92. And somewhere underneath all of the belated recognition and the museum exhibitions and the films and the £50-pound notes, there is a truth that no amount of posthumous honor can fully address. The people who did perhaps the most important secret work of the entire war were asked to carry that secret for 30 years. And the man whose mind made it all possible was destroyed by the country he saved before the world even knew what he had done for it. In 2009, the British Prime Minister issued a formal apology. SPEAKER_02Three episodes into season one, and I find myself sitting with this one differently than the others. Garcia and Chapman, they have endings that feel, in some way, complete. Even the difficult ones. Even the ones with injustice in them. Alan Turing doesn't feel complete. It feels like an open wound. Here is a man who sat in a cold hut in the English countryside and designed something that had never existed before. A machine that could think. That machine broke the unbreakable code. That code, broken, gave the Allies a window into German military thinking that no intelligence operation had ever achieved before or since. Historians estimate it saved 21 million lives. Two to four years of war that didn't happen because of what Alan Turing built in that hut. And Britain prosecuted him, chemically castrated him, stripped him of the work he loved, and found him dead at 41 with a half-eaten apple beside his bed. The pardon came in 2013. The 50-pound note followed. And I keep thinking, he never knew. He never got to know that the world would eventually understand what he'd done, that his name would be on the money of the country that destroyed him. That every computer ever built carries the fingerprint of his thinking. And I keep thinking about Mavis Lever, 20 years old, breaking a cipher that helped sink three warships, saying nothing for thirty years because she'd given her word. Alan Turing, Mavis Lever, Gordon Welchman, The Women of Bletchley. Remember those names? And remember what was done and not done to the people who carried this. Because that's part of the story too.
