How I Score a Company's Character

Before we look at any company, I want to show you the scorecard itself. I walk through the 7 parent categories I use to read a company's character, from leadership integrity to capital discipline, and why I treat each one as grounded in published research rather than a gut call. Then I set up the question the rest of the season answers: when two competitors diverge, could the gap have been read early?

A score of 57 versus 40. Before I tell you which companies those scores belong to, let us walk you through what that gap means to us. Welcome back to Archalos Intelligence. I'm Sam. Today, the scorecard itself, the seven-category framework at the center of everything we do at Archalos. Our scorecard evaluates every company across seven categories of organizational character. Each category is weighted based on what we found correlates with long-term compounding. We don't treat these as opinions pulled out of thin air. Each one is grounded in published research and scored on a 10-point scale against observable, documented signals. The seven categories leadership integrity, culture and employee outcomes, customer loyalty and service, operational excellence, incentives and pay practices, capital discipline, governance and reputation. Together, they produce a composite score out of 70. To us, that score tells you not just how a company ranks today, but how the underlying conditions for long-term durability compare across direct competitors. Let us walk through why each category made it into the framework. Leadership integrity is first because we find it tends to set the tone for everything that follows. A leadership team that holds its principles across cycles, that doesn't pivot to short-term earnings management when things get hard, is, in our experience, making decisions with a 10-year horizon. That tends to show up in compounding. Culture and employee outcomes carries the highest weighting in our scorecard. Not because it's the most visible signal, it's often the least visible, but we find it's the most durable one. Retention, internal mobility, how a company invests in its people as a multi-decade asset rather than a quarterly cost. These are the conditions that compound quietly until the market can't ignore them. Customer loyalty and service is the third category, and the one we think investors most commonly underestimate when they treat customer satisfaction as a lagging indicator. Net promoter score isn't a satisfaction metric to us, it's a compounding variable. Operational excellence focuses on EBIT per employee, operating income divided by headcount. We rely on this because it's resistant to the financial engineering that can temporarily inflate margin figures. Incentives and pay practices looks at whether leadership's compensation creates incentives for long-term compounding or short-term earnings management. In every pair we've scored, capital discipline is where we found the widest gap. Return on invested capital, leverage relative to industry norms, and whether growth is funded internally. Governance and reputation closes the scorecard. Not because it's the least important, but because we find it reveals what all the other categories are built on. It documents that firms with high execution readiness produce financial results around 40% superior to their peers, with strategy accounting for roughly 10% of the value gap and execution accounting for the rest. Our scorecard is designed to measure execution readiness before the financial results confirm it. That's the analytical edge as we see it, not predicting next quarter's earnings, but identifying which companies are built to execute at a high level for the next decade. So when we say a composite score of 57 versus 40 isn't a small difference, here's what I mean. In the context of a 10-year window, in the pairs we've examined, that's corresponded with the difference between a portfolio that compounds meaningfully and one that barely keeps pace.
