197 | The #1 Sign Your Business Systems Will Fail When Life Gets Hard and How To Fix It
If your business can't function without you in it, you haven't built a business, you've built a job only you can do. And to that end, I wanna tell you about a catastrophic Tuesday. Not an ordinary one, the kind that has life arrive all at once and doesn't ask you if you're ready.

So let's get into it.
Girl, I want to tell you about the last eight weeks of my life, not because I'm looking for sympathy and not because I want to [00:01:00] do a victory lap about surviving hard things. I want to tell you because I think you need to hear what I actually learned from inside it, not in retrospect from a safe distance, 'cause I'm still in it.
So just over eight weeks ago, I became the sole decision-maker for my mother's medical care. She had a cardiac event. I hold her power of attorney. I'm her healthcare proxy, Which means every call from the hospital came to me. Every decision about procedures, about discharge planning, about what happened next was mine.
I also am managing, still, her entire financial life. Two years of backed up taxes, multiple bank accounts, fraud issues, and her apartment that needs to be cleared before she could come home to it safely. At the same time, my son was completing a major transition and heading to college in Chicago.
And we're in August, as in this month. This is all still happening. And at the same time, I had a health issue of my own that kept getting moved to the bottom of the list because everyone else's needs were more urgent. And Free Range Thinking, my business, still had clients on deadlines. The podcast still needed to publish twice a week every week, and there was a revenue gap that I needed to close, a pipeline I hadn't built yet because I didn't have the bandwidth. That's what I mean when I say life arrived.
That is my catastrophic Tuesday. It's not a rough week. It's not a bad quarter. It's life, all of it, arriving all at once, and it pulled on every single system I had built or failed to build. Here's what I've discovered on the other side of it. Thankfully, the business didn't collapse. It still runs imperfectly, messily, but it held.
And it held not only because I white-knuckled my way through it. It held, and sometimes it didn't, based on decisions that I made months ago, years ago, on a perfectly ordinary Tuesday when nothing was on fire, and that's what this conversation is about. Most founders build their businesses for their best week.
I know because I did it too. I like, it's exactly how I did it. You build for the version of yourself that's healthy, present, lightly caffeinated, and fully on fire and on point. You build for the week when you wake up ready, the team is humming, the clients are happy, and you've got momentum.
That's the version of you that your systems are designed to support, you fully functional. Nobody sits down and builds their business for the months that their mom is in the hospital. Nobody designs their delegation system for the week that they cannot get out of bed.
Nobody writes the handoff documents for the week that they have four round trips to Pasadena on top of hospital meetings and client deadlines, because who freaking plans for that? I don't know if you're shaking your head because you know exactly what I'm talking about, or you're just like, "Ooh, that's a lot."
But here's what happens when you build for your best week and your worst week arrives. You become the single point of failure. Not because you're weak, not because you're bad at business, but because the entire architecture, every system, every workflow, every handoff was built around the assumption that you'd be there fully every day.
And when you're not, you're sitting in a cardiac care waiting room at 11:00 PM trying to figure out what the hospitalist just said. Your business doesn't slow down gracefully. It doesn't say, "We'll wait." It stalls or it breaks, or the pipeline that you're running dries up six months later or twelve months later because everything runs through you and only you.
The founder who keeps everything in her head isn't organized. She's the single point of failure waiting to happen, and I'm living it. And the thing that makes this so hard to see, the reason most of us don't catch it until we're in it, is that competence and capacity cover for it.
So real talk, the more capable you are, the easier it is to carry the whole thing on sheer force of will, which means you never find out how fragile your business structure actually is because you keep catching it before it falls. You're so good at holding it that the gap never becomes visible until you can't hold it anymore.
That's what I have discovered over the last few months. The gaps that were masked by my competence, I think I found every single one of them. I mean, please, God, let that be every single one of them.

All right, back to the show So here's what the last few months have taught me. The real-life stress test doesn't break your business. It reveals which parts of your business only existed in your head.
I had systems I thought were real. I had delegated things that I actually hadn't delegated or delegated fully. I'd just talked about delegating them. I had handoffs that lived in my mind and nowhere else. And when I couldn't be in the room, those weren't handoffs. They were just things I hadn't let go of yet.
And then there were the things that actually held. Ugh, they were so good. Jury, my podcast manager and assistant, knew what to do without me having to tell her, thank goodness. Not because she's a mind reader, but because we actually built the thing. Real documentation, real process that we had repeated multiple times together, a clear lane with ownership and decision-making capabilities.
And when I couldn't do something, she would do it. When I couldn't manage the podcast production pipeline, she managed it. When I couldn't stay on top of the schedule, she did it because we had built something real, not something that existed only when I was in the room to run it. And then another area that held was our AI team.
We have team members that I call Nova and Iris and our episode writers. That helped me keep the podcast publishing twice a week every week for those couple of months without missing a single episode. Not because the AI team is magic and took everything over, but because we'd built workflows where those jobs didn't require my judgment, presence, or my voice to execute because we had done all of that building and training.
I'd done the work in advance on an ordinary Tuesday to make that possible. And then there were the things I thought were systems that turned out to be performance. Invoices that were in progress for weeks because the was me giving someone else the information they needed to send them.
That's not a system. That was a task I was holding. And it was the delegation I thought I'd done, but that required me to approve every single step, so I really hadn't delegated anything. I just added an extra person to the process. What also didn't hold was the handoff plan that [00:08:00] existed in a document nobody had read.
And what also turned out to be performance was handoff plans that existed in a document that nobody else had read. And I built some of this, and some of it I just performed. That real-life Tuesday stress test made the difference visible. Real life doesn't necessarily break your business. It reveals which parts of your business only exist in your head And if that's true, if the stress test reveals what's real, what do you do with that information? Because most of us don't wait for that on purpose.
Like, we're not gonna schedule our next cardiac emergency so that we can audit our systems. Please, I hope they don't ever coincide.
Here's what I figured out. You don't wanna wait until catastrophic Tuesday to find out what's real. You wanna build for a catastrophic Tuesday now on an ordinary Tuesday and nothing is on fire. So to help you with this, I wanna give you a design principle that changed how I think about every decision in my business, and it's not complicated.
But I wish it had been visible to me before the last eight weeks rather than after. Build for ordinary and plan for catastrophic at the same time. That's it. Ordinary Tuesday is that slightly off day. You're tired, you didn't sleep, something came up that wasn't on the calendar.
You're not your best self, but you're still functional. That's the ordinary day. Catastrophic Tuesday is what I've just come through, and I'm still living through. It's a week when a parent goes into the hospital, a kid deeply needs you, your health is doing something alarming, and the business doesn't know or care that you've hit a wall.
That's a catastrophic Tuesday. Most of us build for neither. We build for the best Tuesday, the one where we're sharp and everything's working, we're well-hydrated, and we can hold the whole thing with room to spare. The question really isn't, "How do I build a great business?" I'm inviting us to think about, "How do I build a business that runs when I'm not at my best?"
Because if that can happen, a great business is well within reach. And that question changes everything about how you make decisions. It changes what you document, because if the answer to how does this work is, "Well, I just know," that's not really a system, that's a hostage situation. And when you are unavailable, that knowledge is unavailable, full stop.
Start now and document what only lives in your head, not because you're planning to disappear, but because you're going to have an ordinary Tuesday, and on the difficult Tuesdays, they need to be able to hold it without you in the room.
Thinking about not being present in your business changes how you delegate, because real delegation isn't, "I handed this off, and I still have to approve every step." Real delegation is, "This person has enough context, enough authority, and enough documentation that they can execute without me until I resurface."
Most of us aren't doing that. We're doing a version of delegation that still requires our presence to function, which means we haven't really delegated anything. We've just added a step. And when you think about it this way, when you plan for yourself not being in your business, it changes what you build AI coverage for.
I mean, I wanna be honest about what the AI team held over the last eight weeks, not because it's a commercial for AI, and we're early adopters over here for a reason, but because it matters The podcast episodes that published every Tuesday and Thursday, those came because the production workflows we built didn't require my presence, judgment, or voice.
My AI team knew what to do, the episode briefs were ready, the process was documented, the output didn't wait for me to have capacity to hold it. My voice was built, my stories were captured, all of the supporting work was done and built into these AI agents, and it took care of everything. That is freaking leverage, and that is what AI is actually for.
Not to replace your thinking, but to hold parts that don't require your thinking so that your thinking is available when it genuinely matters
Okay, you can tell I'm very passionate about this. It's been some time, girl. It's been some times. So here's the thing I want you to take from this before we close.
There are two kinds of tasks in your business, things only you can do, like high-level strategy, real decision-making, client relationships that require your specific judgment, creative work that lives in you, and things you haven't let go of yet. The second category is just masquerading as a first.
You've convinced yourself it needs to be you, and maybe it did once, but it doesn't need to be you anymore. You're just holding it because you haven't put the system down and out where other people can get at it. So just to repeat it again, there are two kinds of tasks in your business, things only you can do and things you haven't let go of yet.
August is a fantastic time to figure out which is which And hopefully not under duress. I just spent the last few months figuring out which was which the hard way, and I don't want that for you.
So here's what we covered today. Most founders build their businesses for their best week, the version of themselves that's healthy, sharp, and fully present.
And when life arrives, and it will, the whole thing stops because it was never [00:13:00] built to run without them at the center of it all the time. The real-life stress test, whatever your version of the last two months looks like, doesn't break your business. It reveals which parts of your business only existed in your head, the documentation you thought you had, the delegation you thought you performed but didn't, and the handoff that lived in your mind and nowhere else.
And the shift is this, build for ordinary Tuesday and catastrophic Tuesday, not just your best week. The question isn't how do I build a great business? It's “How do I build a business that runs when I am not at my best?”

Pick one thing, just one, that currently runs because you are running it. Not because it needs your judgment, but because you haven't figured out, but because you haven't let go of it yet.
Name it, and this week, figure out what it would take to put it down. documentation, a real handoff, a conversation with the person on your team who could hold it if you handed it over for real. That's the move. One thing this week.
