I had a breakthrough during a hiring decision process. Typically, I would have jumped in to direct the outcome, but this time, I consciously held back. It was incredible to see my team rise to the occasion, making thoughtful decisions on their own. This not only boosted their confidence but also solidified my trust in their capabilities.
This experience was mirrored in a client meeting, where instead of offering direct solutions, I facilitated a discussion that allowed the client’s project managers to take the lead.
They proposed effective changes to their processes, which reduced the client's need to attend numerous meetings. Witnessing this transformation was eye-opening and reinforced the value of empowering others.
The key takeaway? Trusting your team and establishing a strong feedback system can dramatically enhance operational efficiency and job satisfaction.
This approach not only streamlines management but also fosters a sense of ownership and pride among team members.

This week, I had a great opportunity to reassess my goals with my team. A year ago, I set the intention to have my team step up, take more ownership, and free me from being the bottleneck in decision-making. My goal has been to empower my team to rise to their next level of greatness. It’s been a journey, and I’ve shared many lessons on this podcast about the challenges, successes, and learning moments along the way.
Even just this week, I realized there were still many places where I was inserting myself unnecessarily. I felt like I needed to have an opinion or be the final decision-maker. But then I stopped and thought about it—I’ve been investing in these people so they can make decisions on their own. They are capable, trustworthy, and thoughtful. I don’t have to be the one making every final call.
For example, this week, I intentionally refrained from stepping into the hiring decision process. And you know what? It felt really good. When I removed myself as the fallback, my team stepped up, took ownership, and made well-thought-out decisions.
This realization also surfaced in a client meeting last week. I was working with a business owner, a general manager, and two project managers. They wanted my input on improving some processes—specifically, their two-week look-aheads and their job cost and cost-to-complete meetings. They asked me to sit in and provide feedback on how to make these meetings more efficient.
As I observed their discussion, they eventually turned to me and asked, "What do you think?" Instead of giving my opinion right away, I asked the project managers, "What do you think? Does this process work well? What would you change?"
What happened next was incredible. These two project managers confidently shared their ideas on improving efficiency and streamlining the process. The owner, who had always been involved in these meetings, saw firsthand that he didn’t need to be in the middle of everything. The general manager then suggested implementing key performance indicators (KPIs) to track critical items, ensuring the owner stayed informed without having to attend every meeting.
This discussion was a turning point. The project managers contributed valuable insights, strengthening their confidence and ownership. At the same time, the owner saw that he could trust his team to manage things effectively.
That experience made me reflect: How often am I still in the middle of too many meetings and decisions? And how can I step back while still ensuring things are done in alignment with our business goals?
The key is feedback systems. In my business, my team presents solutions with explanations, next steps, and accountability. Similarly, my client’s team implemented a structured system where they provide weekly updates, ensuring alignment without requiring constant involvement from leadership.
If you’re delegating more in your business, how do you ensure things get done without micromanaging? The answer isn’t to completely let go—it’s about getting structured feedback so you know things are on track.
